3PL Requirements The operational, product, service, technology, location, and commercial needs a brand has for a logistics provider. For e-commerce and direct-to-consumer (DTC) brands, those needs focus heavily on parcel fulfillment, returns, speed, and consumer experience.


E‑commerce brands should convert their needs into a focused checklist that a 3PL can use during quoting, onboarding, and the pilot phase. A checklist speeds vendor selection and reduces change-orders. It also gives procurement and operations a single reference for negotiations and performance measurement.


Core Checklist Sections


  • Order Throughput: Average daily orders, peak-day multiple, and expected seasonal windows.
  • Service Levels: Cutoff times, same-day/next-day promises, order accuracy target, and cancellations handling.
  • Returns Processing: Consumer returns policy, inspection rules, restocking fees, and disposition options (return to stock, refurbish, destroy).
  • Packaging & Kitting: Parcel packing rules, polybagging for apparel, gift wrap options, and kit assembly instructions.
  • Technology Integration: Required integrations (API, EDI, SFTP), label formats, carrier manifesting, and order status callbacks.
  • Customer Experience: Branded packing inserts, tracking notifications, and branded returns labels.


Operational Details To Include


Include SKU dimensions, average picks per order, items per carton, and any fragile or restricted goods. State how bundles and kit components are identified, and whether items require gift messaging or temperature protection. Provide barcodes and sample ASN files to test receiving and putaway procedures.


Commercial And Billing Items


  • Pricing Model: Per-order fulfillment fee, per-pick surcharge, storage per pallet/pick-face, return processing fees, and minimum monthly charges.
  • Chargeback Rules: Conditions that trigger penalties—late shipments, mis-picks, missing labels—and how disputes are resolved.
  • Billing Cycle: Invoice frequency, required supporting detail, and payment terms.


KPIs And Reporting


Define the KPIs you will measure and the reporting cadence: order accuracy, on-time ship rate, inventory accuracy, average days to process returns, and lead time from receipt to available-to-pick. Specify the report format (CSV, dashboard access) and the timeframe for shared dashboards or nightly extracts.


Pilot And Acceptance Criteria


  • Pilot Volume: Number of SKUs and orders to run during the pilot week.
  • Acceptance Metrics: Minimum order accuracy, on-time ship percentage, and invoice accuracy thresholds for go-live.
  • Correction Window: Time allowed for the 3PL to correct issues discovered during the pilot before penalties apply.


Practical Example


A DTC apparel brand might supply the 3PL with a checklist that includes: 5,000 average monthly orders (peak 3x), piece-pick fulfillment with 1–3 SKUs per order, same-day ship cutoff at 3 p.m., 99.8% pick accuracy, EDI 856 ASNs inbound and nightly order export via sFTP, branded packing slips, returns processed within 48 hours, and item-level inventory counts on a monthly cycle.


That checklist helps the 3PL propose staffing models, pick-module configurations in the WMS, and parcel carrier contracts that support the brands speed promises. It also lets procurement compare apples-to-apples pricing across providers.


Tips For E‑commerce Checklists


  • Be realistic: Give historical weekly data and explain promotional spikes so vendors can model workforce needs.
  • Test the tech: Include a sample order file and require a successful test integration before signing.
  • Document exceptions: List products that need special handling—hazardous, oversized, temperature-controlled.
  • Negotiate flexibility: Build in scalable labor or temporary capacity options for unplanned surges.
