B2B Fulfillment

Definition

Fulfillment of business-to-business orders, often involving case packs, pallets, purchase orders, routing guides, and compliance.

Overview

B2B Fulfillment Fulfillment of orders placed by business customers rather than individual consumers. Service-level agreements (SLAs) for B2B fulfillment must reflect the higher volumes, routing restrictions, ASN/EDI expectations, and scheduled deliveries common to business-to-business flows.

Early in negotiations identify the measurable outcomes that matter for your customers and your operations. For B2B this usually centers on on-time delivery by appointment window, ASN accuracy, pallet and carton labeling correctness, inventory accuracy at SKU and lot level, and chargeback handling. Define these metrics clearly—what is measured, how it is measured, and the reporting cadence.

Core KPIs To Include

  • On-Time Ship Rate: Percentage of orders shipped on or before the carrier pick-up time or scheduled ship date as recorded by the WMS or carrier EDI.
  • On-Time Delivery To Customer (by Appointment Window): Percentage of deliveries hitting the customer’s required delivery window when the carrier reporting is available.
  • ASN/EDI Accuracy: Percentage of ASNs sent that match pallet-level and carton-level shipment contents within an agreed tolerance.
  • Inventory Accuracy: Cycle-count or physical count accuracy by SKU/lot; often measured as percentage variance vs. on-hand records.
  • Order Fill Rate: Percentage of orders shipped complete as requested (cases/pallets) without backorders.
  • Damage And Claims Rate: Incidents of damaged goods per 10,000 units or per pallet, plus average claim resolution time.

How To Define Measurement Methods

Ambiguity invites disputes. Specify data sources and windows for measurement:

  • Data Source: Use the WMS, carrier EDI (e.g., 214 status messages), and ASN confirmations as authoritative sources for each metric.
  • Measurement Window: Define whether SLA period is calendar month, billing month, or rolling 30 days, and the time zone for timestamps.
  • Tolerance Thresholds: For ASN accuracy, state an acceptable variance (e.g., 98% accuracy with a 1% volumetric tolerance) before remedies apply.

Remedies, Penalties, And Incentives

SLAs should include clear remedies for missed metrics and positive incentives for exceptional performance:

  • Service Credits: Pre-defined credit schedule (e.g., 2% credit of monthly fees for each missed KPI band) to compensate for recurring lapses.
  • Corrective Action Plans: Requirement for root-cause analysis and corrective plans after repeated SLA breaches.
  • Performance Bonuses: Optional bonuses tied to sustained high performance or continuous improvement targets.

Practical Considerations For B2B SLAs

Cover scenarios common to B2B flows that can skew metrics if untreated:

  • Carrier Delays Outside 3PL Control: Document how carrier-caused delivery misses are treated—excluded, partially credited, or pass-through.
  • Customer-Caused Changes: Requotes for late PO changes or cancellations and how they affect fill-rate calculations.
  • Seasonality And Peak Periods: Temporary SLA adjustments during agreed peak seasons or promotional events.

Reporting And Governance

Include a governance cadence to review metrics and evolve the SLA:

  • Monthly Performance Reviews: Regular operational reviews with KPI dashboards, exception logs, and action items.
  • Quarterly Business Reviews: Strategic reviews addressing capacity planning, forecast updates, and long-term improvement.
  • Escalation Paths: Named contacts and response times for high-severity incidents (e.g., stockouts to a major retailer).

In short, the B2B Fulfillment SLA should translate business customer expectations into precise, measurable metrics tied to remedies and governance. Define sources, tolerances, and exceptions up front and build a reporting cadence that keeps both parties accountable and proactive.
