Estimating pick face capacity and setting replenishment frequency are foundational for avoiding stockouts and minimizing unnecessary replenishment labor. Capacity means both the physical number of SKUs or units a pick face can hold and the throughput—how many picks per hour it supports. Replenishment frequency determines how often reserve stock must be moved to the pick face to maintain target service levels. Accurate calculations allow managers to size pick faces, staff replenishment shifts, and configure WMS reordering parameters effectively.
Key Variables You Must Measure
Begin with demand rates, SKU cube, pick depth, reorder points, and replenishment cycle times. Demand rate is picks per hour or per day for each SKU. SKU cube and slot dimensions determine how many units a slot holds. Pick depth (the number of units or cases stored in the pick face for a SKU) impacts both capacity and replenishment intervals. Replenishment lead time covers the time to pull stock from reserve and place it at the pick face.

Simple Capacity Calculation

For multiple SKUs, sum capacities across slots. To translate capacity to days of supply, divide capacity by average daily picks for the SKU.

Replenishment Frequency Formula
Set replenishment frequency so that you restock before the pick face runs out, while minimizing trips. A common approach uses a target fill level and reorder point. Reorder point = (Daily Demand × Replenishment Lead Time) + Safety Stock. Replenishment frequency (in days) = (Pick Face Capacity − Safety Stock) ÷ Daily Demand, rounded down to ensure a buffer.

- Replenishment Interval: Floor((Pick Face Capacity − Safety Stock) ÷ Daily Demand).

Worked Example
SKU A has daily demand of 120 units, unit volume 0.02 cu ft, and each pick-face slot usable volume of 2 cu ft (so one slot holds 100 units). The pick face has two slots assigned (capacity 200 units). Lead time from reserve to pick face is 0.5 days and safety stock is 40 units.
Reorder point = (120 × 0.5) + 40 = 60 + 40 = 100 units. Days of supply at pick face = 200 ÷ 120 ≈ 1.66 days. Replenishment frequency = Floor((200 − 40) ÷ 120) = Floor(160 ÷ 120) = 1 day. This SKU should be replenished daily to maintain service levels.
How Variability And SKU Mix Affect Calculations
High variability in demand (volatile SKUs) requires higher safety stock or shorter replenishment intervals. Mixed-SKU picks and affinity between SKUs mean that per-SKU replenishment may not align with order waves; in that case, consider group replenishment or dynamic pick-face buffers for common combinations. For slow movers, increasing pick depth reduces replenishment trips but increases capital tied up at the pick face.

Tips For Practical Implementation
Start by collecting accurate SKU velocity and cube data. Run calculations in a spreadsheet and validate with a pilot zone. Monitor actual consumption versus forecasts and adjust safety stock and slot assignments monthly. Use batch replenishment for groups of SKUs with synchronized cycles to reduce travel. Finally, ensure replenishment tasks are balanced to avoid creating a replenishment backlog that clogs reserve-to-pick-face flow.
