Case Fill Rate

Definition

The percentage of ordered cases that are fulfilled from available inventory as requested.

Overview

Case Fill Rate The percentage of ordered cases that are fulfilled from available inventory as requested. Use this term consistently when comparing similar service-level metrics to avoid reporting errors.

Operations teams commonly track multiple fulfillment service metrics; two frequent ones are case fill rate and line fill rate. While they both measure service, they answer different operational questions. Choosing which KPI to prioritize depends on customer contracts, product packaging, and the way orders are placed and invoiced.

What Each Metric Measures

  • Case Fill Rate: Percentage of ordered cases shipped exactly as ordered — useful when customers buy in full-case quantities or when cases are the unit of delivery.
  • Line Fill Rate: Percentage of order lines that ship complete (regardless of quantity), important when distinguishing whether an order line is fulfilled rather than counting quantities.

When Case Fill Rate Is The Right Focus

Prioritize case fill rate when your customers order and receive goods by the case or pallet. Examples include convenience store chains, foodservice distributors, and beverage suppliers where wholesalers expect whole-case integrity for shelf-ready merchandising or crate stacking. In these situations, missing cases mean lost sales or costly restocking at the retail location.

When Line Fill Rate Is More Useful

Line fill rate becomes more meaningful for assortments, e-commerce, or multi-SKU promotional packs where the presence of an item on an order line — not the exact number of cases — determines customer satisfaction. For example, if a retailer orders one case of five SKUs mixed in an assortment, the line-level completeness may be the contractually relevant measure.

Operational Tradeoffs

  • Label: A high line fill rate can mask low case fill performance if many lines are small quantities rather than whole cases.
  • Label: A focus on case fill rate may increase cost through higher safety stock on slow-moving SKUs to protect full-case fulfillment.
  • Label: Different metrics drive different inventory and replenishment policies — align targets with customer service promises.

How To Decide At Your Operation

Start by mapping customer requirements. Segment accounts by order pattern: full-case buyers, mixed-case buyers, and e-commerce customers. Then assign a primary KPI per segment. Use scorecards to aggregate up to a single composite service metric for executive reporting while keeping segment-specific KPIs for operational control.

Reporting And System Considerations

When both metrics are required, ensure your WMS, OMS, and reporting layer apply consistent counting rules. Common pitfalls include counting cancellations differently across systems and mismatched timestamps that create false exceptions. Automate reconciliation rules so reported fill rates reflect shipped vs ordered quantities and not interim pick or allocation records.

Example Decision Matrix

  • Retail Grocery: Prioritize case fill rate — customers order by case and in-store displays rely on full-case deliveries.
  • Omnichannel Retailer: Use line fill rate for e-commerce channels and case fill rate for store replenishment channels; report both separately.
  • Foodservice Distributor: Case fill rate is critical for palletized deliveries to restaurants.

In short, the Case Fill Rate should be prioritized when the commercial unit of sale is the case and when missing cases cause direct lost sales or operational disruption. Where orders and customer satisfaction hinge on line completeness rather than case quantities, treat line fill rate as the operational priority while keeping case fill rate as a secondary indicator.
