A shipping case that contains a fixed number of identical retail units for wholesale, storage, or fulfillment.
Overview
Case Pack The number of individual units or inner packs contained in a shipping case. Understanding this number alongside inner-pack configuration clarifies handling responsibilities at receiving, put-away, and picking stages.
Many SKUs use nested packaging: sellable units grouped into inner packs, which themselves are packed into outer cases. Distinguishing case pack from inner-pack counts prevents miscounts and incorrect replenishment triggers. For example, a case might contain 24 units, arranged as 3 inner packs of 8 units each. Systems and staff must be clear whether counts and picks refer to full cases, inner packs, or individual units.
How They Differ
Conceptually, the difference is packaging level. Case pack is the outer-case total. Inner pack describes intermediate bundles inside the case. Operationally, each level influences different activities:
- Case Pack: Used for receiving, palletization, freight quoting, and outer carton labeling. The WMS typically records units-per-case as a primary packaging attribute.
- Inner Pack: Used for order fulfillment models that pick by inner pack (e.g., six-packs sold together), for promotional bundles, or for retailers that accept inner packs without breaking cases.
Why The Distinction Matters For Picking And Inventory
If your fulfillment model mixes case, inner-pack, and unit picks, errors often originate from misinterpreting which level inventory is controlled at. A replenishment rule that moves only full cases will not support frequent inner-pack picks without break-case procedures. Conversely, treating inner packs as units when the supplier only ships full cases can create stockouts at the inner-pack level.
Inventory visibility needs to record all three levels where applicable—cases, inner packs, and units—so conversion logic is explicit. This prevents situations where the system shows available inventory but staff cannot physically fulfill an inner-pack order because the stock is tied up in sealed cases on pallets.
How To Document Case And Inner Pack In Systems
Good data practices reduce handling friction. In the SKU master, maintain separate fields for unit count per inner pack and inner packs per case, alongside the overall units-per-case. Include packaging hierarchy in the product's barcode label and trading partner documentation (POs, ASNs). Configure your WMS rules to:
- Convert: Automatically convert between cases, inner packs, and units for pick waves and replenishment calculations.
- Restrict: Prevent unauthorized break-case picks by requiring permissions or work orders that adjust inventory when cases are opened.
- Reserve: Reserve whole cases for bulk orders while still allowing inner-pack allocation for smaller orders when physically possible.
Common Pitfalls And How To Avoid Them
Operational errors typically fall into three patterns: mislabeling, system data mismatch, and inappropriate slotting. Mislabeling happens when carton labels don't reflect inner-pack counts, creating confusion at retail receiving. System mismatches occur when suppliers change packaging (e.g., shifting from 12 per case to 16) without updating the SKU master. Slotting issues arise when storage is optimized for cases but picking needs inner packs—this drives break-case labor.
- Mismatch Fix: Use a supplier change-notice process and require suppliers to include packaging hierarchy on the ASN.
- Labeling Fix: Print inner-pack information on case labels when inner packs are common pick units.
- Slotting Fix: Designate adjacent locations or pick-face split to hold both full cases and accessible inner-packs to reduce break-case travel.
Practical Example
A cosmetics line ships 6-count inner trays, with 4 trays per outer case (Case Pack = 24). A retailer places a PO for 12 units. If the WMS treats only cases as available units, the order will be flagged as non-fulfillable despite two inner trays existing on a pallet. Proper configuration would allow the warehouse to perform an authorized break-case, decrement two inner packs and adjust inventory so the customer receives the correct 12 units without disruption.
Tips For Mixed-Level Fulfillment
- Plan Picking Rules: Define when to pick by case, inner pack, or unit and embed those rules into wave planning to minimize ad-hoc break-cases.
- Train Staff: Teach receiving and picking teams to identify inner-pack markings and to understand when break-case procedures are allowed.
- Monitor KPIs: Track break-case labor, units-per-transaction, and exceptions tied to packaging levels to determine if packaging changes or slotting adjustments are needed.
In short, the Case Pack (units per shipping case) and inner-pack counts define distinct packaging layers. Treat them as separate but linked attributes in your systems and processes to ensure accurate inventory, efficient picking, and fewer exceptions during fulfillment.
