Residual Case

Definition

A partially depleted case remaining after units have been removed for split-case or each picking.

Overview

Residual Case A partially depleted case remaining after units have been removed for split-case or each picking. Residual cases influence carrying costs, picking labor, and inventory accuracy; managing them efficiently lowers cost-to-serve and improves service levels.

This article quantifies the typical cost impacts of residual cases, describes accounting and operational levers to control those costs, and lists practical tactics fulfillment operations use to minimize expensive residual-case consequences.

Where Residual Cases Create Cost

Residuals create measurable cost in several categories:

  • Storage Cost: Partial cases consume slot space and increase the number of stored units per SKU per location, raising space allocation costs.
  • Labor Cost: Pickers spend extra time locating and handling residuals, plus consolidation and reboxing add non-revenue labor tasks.
  • Inventory Shrink And Errors: Time spent investigating discrepancies and correcting counts reduces productive labor and leads to stockouts or overstocks.

Measuring The Financial Impact

Calculate residual costs by tracking these metrics over a representative period:

  • Residual Count Ratio: Percentage of SKUs with at least one residual case in the pick zone.
  • Consolidation Hours: Labor hours required to re-box residuals into full cases or inner packs.
  • Pick Time Delta: Additional seconds per pick attributable to residual handling versus full-case picks.

ERP And Inventory Accounting Treatment

From an accounting perspective, residuals remain inventory and are typically captured at standard cost. However, frequent residual shrink may justify an obsolescence reserve or adjustment account. Configure your ERP to accept WMS residual records and to report residual inventory separately for accurate COGS and working-capital reporting.

Operational Levers To Reduce Cost

Operations can reduce residual-related costs using several levers:

  • Pack Optimization: Work with vendors to shift to inner packs, multipacks or case configurations that align with typical order quantities to reduce leftover units.
  • Replenishment Cadence: Increase replenishment frequency for high-each SKUs so forward pick slots receive smaller, easier-to-handle quantities rather than opening full cases.
  • Slotting: Reserve small-bin forward pick slots for high split-case SKUs and keep full cases in bulk storage to minimize case openings.

Automation And Labor Tradeoffs

Automation choices affect residual costs. Automated split-case picking (robotic piece-picking, pick-to-light systems, or automated tote conveyors) reduces manual handling and consolidation labor but requires capital investment. Compare ongoing manual consolidation and unit pick cost versus amortized automation costs to find the break-even point for your throughput.

Optimization Example And ROI

A mid-sized fulfillment center measured that residual handling added 12 seconds to each applicable order pick and generated 120 consolidated tasks per week. By implementing dedicated split-case shelving and a daily consolidation batch they reduced per-order pick time by 8 seconds and eliminated 80 weekly consolidation tasks. The labor savings covered the cost of shelving and labeling upgrades within nine months.

Policy And Reporting Recommendations

To manage residual costs establish policies and KPIs and report them weekly to operations leadership. Useful reports include residual inventory dollars by SKU, residual turnover rate, consolidation task backlog and cost-per-each pick broken out by pick type (full-case vs each). Tie these reports into continuous improvement initiatives and vendor packaging negotiations.

In short, the Residual Case has tangible cost and inventory impacts. Track the right metrics, apply slotting and packaging strategies, and use WMS controls to reduce residual frequency and handling cost. These actions improve accuracy, lower labor spend and reduce working capital tied up in partial-case inventory.
