Deunitization Procedures: How Warehouses Unpack Unit Loads for Storage and Picking
Deunitization
Definition
Breaking a larger handling unit into smaller units for storage, picking, or distribution.
Overview
Deunitization means breaking a larger handling unit into smaller units for storage, picking, or distribution. The task requires defined procedures so operators, systems, and space align to maintain accuracy, safety, and throughput.
Standardized deunitization procedures reduce touches and mistakes. A good procedure defines the flow from receiving to final putaway: inspect and stage incoming unit loads, confirm ASN/PO data, open and verify master cartons, capture lot/serial/expiry information, label split units, and update the WMS with the new quantities and storage locations.
Pre‑Work: Information And Staging
Begin with data: ASNs, PO confirmations, and pallet manifests tell receiving what to expect. Staging keeps work organized — reserve a receiving bay or deconsolidation bay with enough room for a pallet and separated buffer areas for empty cartons, waste, and finished split units. A dedicated scanning station with label printer reduces errors when creating inner-pack labels.
Step‑By‑Step Operational Workflow
- Step 1 — Inspect And Validate: Check pallet/carton counts, visible damage, and compare to the ASN/PO. Reject or quarantine shipments with evident damage or discrepancies.
- Step 2 — Open And Separate: Open master cartons or straps, remove inner packs or loose units, and place them on the break-down table in SKU groups.
- Step 3 — Scan And Capture Data: Scan master carton and each SKU barcode. Capture lot, serial, expiry, or GTIN attributes required by your systems or customers.
- Step 4 — Label Split Units: Apply new labels to inner packs or single units using standard formats (GTIN, lot, expiry). Ensure barcodes are visible and scannable.
- Step 5 — WMS Transaction: Record the deunitization transaction in the WMS so that inventory quantities update and new pick locations are created or filled.
- Step 6 — Putaway: Move the split units to their designated pick or reserve slots according to slotting rules. Dispose of or palletize empty master cartons for recycling or return.
Labeling And Traceability Rules
Label design should include product identifier (GTIN/SKU), quantity per pack, lot/serial, and expiry where applicable. If the business uses GS1 standards, ensure SSCCs are retained for pallet traceability and inner-pack GTINs are present. The labeling step is critical for lot-traceability and regulatory compliance in pharmaceutical, food, and medical device supply chains.
WMS And UOM Configuration
Configure the WMS to support hierarchical units of measure (case, inner pack, each). That allows automatic conversions and prevents manual math errors. Create deunitization transaction types that record source handling unit (e.g., pallet SSCC or case barcode) and destination unit details. If using barcode scanners, enforce data-capture requirements (scan master, scan inner pack) so transactions are auditable.
Throughput Planning And Line Balancing
Measure average time per deunitization action for each SKU size/profile and design lines or stations around peak volumes. For mixed-SKU pallets, pre-sorting by SKU family or client prevents multi-handles of the same SKU later. Use simple batch planning to group similar SKUs together for more efficient labeling and scanning.
Equipment And Automation Options
- Manual Tools: Carton cutters, ergonomic carts, lift tables, and label applicators speed manual operations and reduce strain.
- Semi-Automation: Case openers, conveyors to move inner packs, and semi-automatic labeling machines increase throughput for medium volumes.
- Full Automation: Automated de-palletizers, automated case splitters, and integrated vision systems are appropriate for very high volumes or standardized packaging.
Quality Control And Audit Steps
Include barcode re-scan checks for a sample of split units, weight checks for packs that should meet a known weight, and periodic cycle counts specific to deunitized SKUs. Capture exceptions in a QA log and route for count verification when discrepancies exceed a defined tolerance.
Training And SOP Documentation
Document the SOP with photos, expected scan sequences, and safety notes. Train operators on correct handling for fragile items, lot capture, and waste separation. Cross-train personnel so the deunitization bay can flex during peaks without losing accuracy.
In short, the Deunitization procedure should be a documented, data-driven workflow that links receiving, labeling, WMS transactions, and putaway. Standardized steps, the right equipment, and enforced scanning are the controls that keep accuracy high and processing costs predictable.
