Directed putaway is a warehouse process where a warehouse management system assigns incoming goods to specific storage locations based on rules like item size, turnover rate, and storage requirements. This approach improves space utilization, reduces handling time, and speeds up future retrieval by guiding operators to the most appropriate locations.

Overview

Directed Putaway is a WMS process that tells workers where received inventory should be stored based on rules and capacity. This article compares that approach with random (also called free) putaway to help warehouse managers choose the right strategy for their facility, SKUs, and throughput targets.


At high level, directed putaway assigns a specific location for each received unit based on predefined rules — velocity, dimensions, handling requirements, proximity to shipping, and available capacity. Random putaway lets workers place inventory in any available location and relies on the WMS to track where everything ended up. Both have trade-offs around labor, space utilization, and operational complexity.


How The Two Approaches Differ Operationally


Directed putaway reduces on-the-fly decision-making by giving workers explicit location instructions. That speeds inbound processing when rules are well-tuned, reduces walking time for high-velocity SKUs, and helps maintain slotting strategies. Random putaway increases flexibility and can speed decisions for low-touch environments, but it shifts complexity to inventory retrieval and requires strong location-record accuracy.


When Directed Putaway Outperforms Random


Choose directed putaway when your operations have one or more of these characteristics:

  • High SKU Velocity: Frequently picked SKUs benefit from being slotted near packing/shipping to reduce pick travel time.
  • Space Constraints: Rules can consolidate similar products and use vertical capacity efficiently.
  • Complex Handling Needs: Temperature-controlled, hazardous, or oversized items need specific, compliant locations.
  • Service-Level Demands: Tight cutoffs and rapid fulfillment require predictable storage locations.


When Random Putaway Makes Sense


Random putaway can be preferable in contexts such as: high-mix low-volume SKUs where strict slotting yields little benefit; warehouse startups without established slotting data; and operations prioritizing simplified inbound flow over optimized outbound speed. It can also work well with robust cycle-counting and real-time location validation.


How Hybrid Strategies Work


Many operations use hybrid models that combine both approaches. A common pattern slots A/B/C-velocity SKUs with directed rules while allowing low-turn SKUs to go to any available location. Another hybrid is zone-based direction: fast movers directed to forward pick zones, others random-staged to reserve bulk locations.


Practical Example


Consider a 3PL handling apparel and electronics. Electronics are high-value and fast-moving during new product launches, so the WMS directs them to forward shelves near packing. Seasonal apparel, which fluctuates in velocity and size, is placed randomly into bulk reserve until slotting data stabilizes. The hybrid approach reduces pick travel for electronics while keeping inbound flexibility for apparel.


Implementation Considerations


  • WMS Capability: Ensure your WMS supports rule-based assignments, capacity checks, and overrides for exceptions.
  • Data Quality: Directed systems depend on accurate SKU dimensions, weights, and velocity profiles.
  • Change Management: Train workers on scanning and following location instructions to avoid misplacements.
  • Slotting Reviews: Periodically reevaluate rules against actual demand and seasonality.


Operational metrics differ: directed putaway improves outbound cycle times and pick density but may require more up-front planning. Random putaway reduces inbound planning effort but increases reliance on accurate location tracking and may raise picking travel times.


In short, the Directed Putaway vs random putaway decision depends on SKU velocity mix, space constraints, handling complexity, and WMS capability. Most warehouses benefit from a hybrid approach that directs high-impact SKUs while leaving low-turn inventory flexible.
