Initial Authorization And Contract Steps


Start with rapid legal and commercial alignment. Use a short emergency addendum to the 3PL’s master services agreement or a pre-approved playbook contract to cut negotiation time. Confirm billing terms, temporary service levels, and emergency surcharge durations up front so finance can authorize payments and avoid invoice disputes later.


Minimum Data Pack To Provide Immediately


  • SKU Master File: SKU IDs, descriptions, dimensions, weight, and any hazardous or temperature requirements for priority SKUs only.
  • Order Feed Format: A CSV or API schema sample with required fields for orders — shipping address, SKU, qty, PO number, customer reference.
  • Packing And Labeling Rules: Default pack sizes, carton dimensions, UPC/GTIN to use for labels, and return address info.
  • Inbound Plan: Pallet counts, expected arrivals, ASN templates, and carrier details for initial shipments.


WMS And IT Rapid Integration Options

  • Flat File Exchange: Schedule SFTP drops or email CSVs for orders and inventory while APIs are built.
  • Marketplace Exports: Use marketplace-native fulfillment feeds if the 3PL supports them (e.g., marketplace CSV exports routed to the 3PL).
  • Manual Portal Entry: For very short surges, the 3PL can accept portal entries for high-value SKUs to avoid integration delays.


Inbound Receiving And Staging Plan


Define how inbound units will be handled on arrival. Agree on appointment windows, a fast-track receiving lane for priority pallets, and a minimal inspection protocol to accept shipments quickly. Ensure ASN accuracy and request photos for the initial arrivals so both parties can resolve discrepancies without delaying putaway for top SKUs.


Pick-Pack Rules For First 7–14 Days


  • Priority SKUs Only: Limit pick faces to a small set of SKUs; everything else is either deferred or handled as special cases.
  • Default Pick Quantities: Use simple pick quantities and packing templates to avoid per-SKU customization during the surge.
  • Labeling Simplification: Accept manufacturer barcodes where possible; add 3PL-specific labels only when required for carrier integration.


Carrier And Shipping Coordination


Temporary carrier routing helps move orders while permanent carrier profiles are built. Negotiate expedited pickup windows and clarify who bears additional carrier surcharges. If using multiple carriers, provide the 3PL with decision rules for selecting carriers when rates or transit times differ.


Quality Control And Exception Handling


Establish a tight escalation path: where to report missing inventory, incorrect picks, or damaged goods. For the emergency period, agree on permissive tolerances and the timeline for post-surge reconciliation. Require photographic evidence for disputes and a single point of contact at both the brand and 3PL for faster resolution.


Reporting And KPIs To Track


  • Order Fill Rate: Percentage of orders shipped complete within the agreed SLA.
  • Dock-to-Ship Time: Time from receipt to first ship — vital to assess receiving throughput.
  • Inventory Accuracy: Spot checks on priority SKUs to ensure counts match WMS.
  • Carrier On-Time Performance: Monitor deliveries to customers and pickup adherence.


Post-Surge Transition Plan


Emergency onboarding must lead to either a full onboarding or a controlled demobilization. Define how and when the 3PL will phase in full WMS integration, expand SKU setup, run training, and replace manual processes. If the arrangement is temporary, plan reverse logistics and inventory return actions and include them in the initial agreement to prevent surprises.
