How Forward Pick Locations Reduce Order Cycle Time

Forward Pick Location

Definition

A pick-facing warehouse location stocked for efficient order picking.

Overview

Forward Pick Location is a readily accessible picking location replenished from reserve inventory to support order fulfillment. Its purpose in the fulfillment flow is to stage the SKUs that will be picked repeatedly so that orders move from pick to pack to ship with minimal delay.

Order cycle time — the elapsed time from order receipt to shipment — is influenced by many variables, but picking is usually the dominant operational element in distribution centers. Forward pick locations shorten cycle time by removing barriers: they minimize picker travel distance, reduce search and selection time, and smooth the flow into packing stations. The net effect can be measured in faster throughput, lower labor cost per pick, and improved on-time shipment metrics.

Primary Mechanisms That Lower Cycle Time

There are several operational mechanisms through which forward picks accelerate fulfillment.

  • Reduced Travel Distance: Placing top-velocity SKUs close to packing lanes lowers the average feet-per-pick dramatically.
  • Fewer Touches: Consolidating pick faces and grouping co-ordered items reduces the number of manual touches per order.
  • Smoother Replenishment: Predictable min/max levels at forward picks allow replenishment to occur in scheduled windows that don't interrupt picking flow.

Measuring The Impact

Quantify the effect of forward pick locations using a few standard KPIs: picks per hour, average pick travel distance, order cycle time, and lines per hour. A before/after pilot with time-and-motion data is the most reliable method. Use WMS timestamps to measure pick start and completion, and correlate with replenishment events to identify bottlenecks.

  • Picks Per Hour: Expected to rise when travel time drops and pick face ergonomics improve.
  • Order Cycle Time: Should shrink as the time from order release to completed pick reduces.
  • Replenishment Frequency: May increase slightly, but each replenishment should be planned and batched to avoid disrupting picks.

Design Considerations For Speed

Optimizing forward pick locations for speed means balancing pick-face quantity with the capacity to replenish without disrupting order picking. For example, staging a 4–8 hour supply for very fast SKUs often hits the sweet spot: large enough to avoid frequent replenishment, small enough to keep SKU visibility and avoid overstocking valuable forward space.

Technology And Workflow Enhancements

Combining forward picks with technology multiplies the time savings. Pick-to-light or voice systems shorten decision time; warehouse execution systems (WES) can dynamically reassign forward pick lanes during surges; conveyor buffering ensures the pack area receives steady order flow. Even simple changes like marking locations clearly and setting consistent left-right pick flows reduce hesitation and error.

Practical Implementation Example

A mid-sized e-commerce operation implemented a forward pick module for its top 300 SKUs and used WMS-driven replenishment to bring stock from reserve racks during scheduled 30-minute windows. They introduced pick-to-light for those lanes. Within eight weeks the facility saw a 25% increase in picks per hour, a 30% reduction in average order cycle time for single-line orders, and a decrease in expedited shipments required because of late picks.

Common Pitfalls And How To Avoid Them

  • Overstocking Forward Picks: Avoid turning forward picks into mini-reserve; use min/max rules enforced by WMS.
  • Poor Replenishment Cadence: Batch replenishments and schedule them during low picking density windows.
  • Ignoring Data: If slotting decisions are based on opinion rather than transaction data, expect suboptimal results.

In short, the Forward Pick Location shortens order cycle time by staging the right SKUs in the right place with the right replenishment rules; measurable improvements follow when slotting is data-driven and supported by disciplined replenishment workflows.
