Exception Handling

Definition

A set of procedures and manual or automated workstations for processing packages that fail normal sortation (damaged labels, unreadable codes, size/weight anomalies) to ensure correct delivery.

Overview

Exception Handling is the process of identifying and managing transactions or records that cannot be processed through the normal automated workflow. Building a clear exception workflow inside your WMS reduces resolution time, creates audit trails, and prevents exceptions from recurring.

A practical exception workflow combines detection rules, triage queues, routing and approval logic, and disposition actions. Implementing this requires stakeholder alignment, data quality, system configuration, and operator training so exceptions are captured early and handled in a consistent, measurable way.

Core Components Of An Exception Workflow

  • Detection Rules: Automated checks at touchpoints (weight tolerance, barcode mismatch, ASN vs actual receipt) that create exception records.
  • Contextual Data: Exceptions include photos, scan trails, SKU master data, order history, and carrier responses to speed decision-making.
  • Priority And SLAs: Each exception type carries a priority and target resolution time that drives routing and escalation.
  • Routing Rules: Map exceptions to user roles, teams, or automated fixes based on type, client, SKU, or value.

Step-By-Step Implementation

1. Catalog exceptions: Create a master list with definitions, business impact, and who currently resolves them. Include frequency and average handling time.

2. Prioritize automation: Use the frequency×cost×determinism score to decide which exceptions to automate first.

3. Configure detection and routing: Implement barcode, weight, and data validation rules in the WMS and map routing to specific queues with SLAs.

4. Define resolution templates: Create templated actions (replace item, create credit, quarantine) to reduce decision time and standardize records.

5. Build escalation and audit trails: Ensure exceptions escalate automatically when SLAs are missed and record every action for compliance and root-cause analysis.

Integrations To Improve Resolution

Integrate the WMS with ERP, OMS, carrier systems, and supplier portals. For example, an ASN mismatch can trigger a supplier message automatically, while carrier API responses can populate shipment exception details. These integrations reduce manual lookups, letting operators resolve exceptions from a single screen.

KPIs And Continuous Improvement

Track measurable KPIs: exception rate per 10,000 transactions, average time to resolution, percent auto-resolved, and rework rate. Use trends and root-cause analysis to close feedback loops with procurement, carriers, and clients to remove the underlying causes.

Training And Change Management

Operationalize the workflow with role-based training, playbooks, and quick-reference guides. Simulate common exceptions during onboarding so staff learn to use resolution templates and escalate appropriately. Make exception handling a standard part of daily briefings and continuous improvement meetings.

Practical Example

A WMS flags a pick-pack station when a parcel weight exceeds the expected tolerance. The system creates an exception with photos from the weigh station and routes it to the shipping supervisor with high priority. The supervisor reviews the image, finds an extra item accidentally picked, removes it, updates the pick record, reprints a corrected label, and closes the exception. The system logs the corrective steps and increments a KPI that triggers a monthly review of pick error causes.

Operational Tips

  • Start Small: Automate a few high-impact exception types before expanding the rule set.
  • Keep Context Visible: Ensure every exception screen shows enough data to resolve without external lookup.
  • Use Templates: Resolution templates speed decisions and produce consistent audit records.
  • Review Regularly: Quarterly rule reviews catch obsolete exceptions and close-loop improvements.

In short, the Exception Handling workflow in a WMS is an engineered process: detect consistently, route intelligently, resolve quickly, and record everything. Implemented with strong data validation, integrations, and operator training, it converts exceptions from cost centers into controllable events that protect service levels and inventory accuracy.
