Case Count The number of cases in a shipment or order. Calculating case counts for mixed-pack shipments—where cartons contain different SKUs, variable inner-pack quantities, or partial cases—requires clear rules, accurate documentation, and systematic scanning to avoid inventory errors and disputes.


Mixed-pack shipments are common in retail replenishment and promotional bundles. A single pallet might contain SKUs with different case pack sizes (e.g., 6, 12, and 24 units per case) or single cartons that hold multiple SKUs (mixed-case). Some suppliers also ship partial cases to meet order quantities. To calculate and report an accurate case count, operations must account for every discrete case or carton regardless of its internal composition and then map that to unit equivalents if needed.


Basic Rules For Counting Mixed Cases


  • Count Physical Cartons: The primary rule is to count each physical case/carton as one case for case count purposes, even if the carton contains multiple SKUs.
  • Record Case Contents: For mixed-case cartons, record SKU and quantity per case to support downstream unit allocation and claims.
  • Label Cases Clearly: Require supplier case-level labels that show a case identifier, SKU contents, and quantity to speed scanning and verification.


Step-By-Step Calculation Method


1. Tally Physical Cases: When a trailer is unloaded, count the number of physical cartons and note pallet breaks. Each carton equals one case for the case count.


2. Scan Case Barcodes: Scan case labels into the WMS to capture case-level metadata (SKU mix, units per SKU). For unlabeled cases, create temporary tags with serial case IDs during receiving.


3. Map Case To Unit Counts: Use the case contents to compute total units per SKU across the shipment. For example, five mixed cartons each containing 4 units of SKU A and 6 units of SKU B contribute 5 cases and 20 units of SKU A plus 30 units of SKU B.


4. Record Partial Cases: If a carton is partially filled (e.g., returns cases or split packs), record the case as a partial and note actual unit counts inside for accurate inventory and billing adjustments.


Handling Common Complexities


  • Mixed Pallets: When pallets contain multiple case types, capture both pallet-level and case-level counts so you can reconstruct freight claims and store allocations.
  • Variable Inner Packs: For SKUs with variable units-per-case (promotions, seasonal packing), rely on scanned case content rather than master data until verified.
  • Supplier Nonconformance: If a supplier ships unlabeled or incorrectly labeled mixed cases, create a receiving hold and perform a case-by-case inventory count; document with photos for claims.


Documentation And System Practices


Use the WMS to store case-level attributes: case ID, SKU breakdown, units per SKU, gross/net weight, and dimensions. Require ASNs with case detail when business volumes or value warrant the effort. For lower-volume suppliers, set service-level agreements that mandate clear labeling and mixed-case declarations to reduce receiving labor.


Example Calculation


A retailer orders 180 units of SKU X and 120 units of SKU Y. The supplier packs: 10 cartons labeled "Mixed-A" each with 12 units of X and 6 units of Y; 5 cartons labeled "X-Only" with 12 units of X each; and 5 cartons labeled "Y-Only" with 24 units of Y each. Physical case count = 10 + 5 + 5 = 20 cases. Unit math: Mixed-A contributes 120 units X and 60 units Y; X-Only contributes 60 units X; Y-Only contributes 120 units Y. Total units: X = 180, Y = 180. The case count reported on the ASN should be 20 cases with line-level details for contents so the receiving DC can allocate 180 units X and 180 units Y correctly despite the differing units-per-case.


Practical Tips To Reduce Errors


  • Require Case-Level ASNs For Mixed Packs: When suppliers send mixed cases frequently, require case-detail ASNs to enable faster receiving and validation.
  • Adopt Mobile Scanning: Use handheld scanners on the dock to capture case content on arrival and flag mismatches against the ASN immediately.
  • Train Receiving Teams: Teach teams to identify mixed-case labels, record partials, and escalate anomalies to inventory control instead of guessing counts.
