Variable Cost is a cost that changes with each unit, order, shipment, or transaction. Calculating that cost per unit or per order gives retailers the actionable metric needed for pricing, promotions, and carrier negotiations.
To compute a meaningful variable cost per unit, start by listing every expense that varies with activity over the measurement period. Typical items include parcel and LTL charges, picking and packing labor, packaging materials, payment transaction fees, and marketplace commissions. The accuracy of the calculation depends on aligning each expense to the correct driver—unit, order, weight, or shipment—and excluding fixed overheads like rent or salaried management.
Step-By-Step Calculation Method
Follow these steps to calculate variable cost per unit or per order:
- 1. Define The Period And Driver: Choose the time window (monthly, quarterly) and the driver (orders, units, shipments) that matches the operational question.
- 2. Collect Transaction-Level Data: Export WMS and OMS reports listing per-order picks, packing time, package dimensions, and carrier invoices for that period.
- 3. Identify Variable Expenses: Mark costs that increase with activity—per-shipment freight, per-order packing fees, per-item packaging costs, and payment/marketplace fees.
- 4. Sum Variable Costs: Add the total of those variable expenses for the period.
- 5. Divide By Driver Quantity: Divide the total variable cost by the number of units/orders/shipments to get the per-driver variable cost.
Example Calculation
Suppose a retailer looks at one month where they processed 10,000 orders and shipped 12,000 units. Variable items for the month: $12,000 in parcel fees, $6,000 in hourly picking/packing labor attributable to those orders, $4,000 in packaging materials, and $2,000 in payment processing fees. Total variable cost = $24,000. Variable cost per order = $24,000 / 10,000 = $2.40. Variable cost per unit = $24,000 / 12,000 = $2.00. Choose the metric that aligns with pricing and margin questions.
Handling Mixed (Semi-Variable) Costs
Semi-variable costs contain both fixed and variable elements, such as a logistics platform that charges a monthly base plus per-order fees. Split these into a fixed base and a per-transaction charge before adding to the variable total. If a 3PL charges a $1,000 monthly platform fee plus $0.50 per order, treat only the $0.50 per-order portion as variable for per-order calculations; allocate the $1,000 base as fixed.
Using The Result For Pricing And Decisions
Once you know variable cost per unit or order, compute contribution margin: selling price minus variable cost. Contribution margin tells you how much each sale contributes to covering fixed costs and profit. Use it to test promotions (can the promo price still cover variable costs?), to decide free-shipping thresholds (does average order value offset incremental shipping costs?), and to evaluate channel profitability (does marketplace commission kill contribution margin?).
