Step 1 — Define The Option And Values
Choose a clear option name (Size, Color, Scent). Keep naming consistent across products and channels. Then list all values in the order you want them to appear on the product page (e.g., Small, Medium, Large). Step 2 — Create Variant Rows And SKUs
Create one variant entry per option value. Assign each a unique SKU that follows a documented pattern. Good patterns encode product family and option value (e.g., PROD123-S, PROD123-M). Include barcode/UPC/GTIN if required by marketplace or retail partners.
Step 3 — Set Inventory And Location Data
Input per-variant inventory levels in your eCommerce platform and sync to your WMS. Place test orders for each variant. Confirm the SKU flows into the WMS pick ticket and the packing label prints the correct SKU and barcode. Verify that returns and exchanges map back to the correct variant inventory item.

- SKU Hygiene: Keep SKUs short, human-readable, and consistent — this reduces picking errors and speeds training for seasonal staff.
- Barcode Per Variant: Use barcodes or labels per variant to enable scan-based picking and inventory audits in the warehouse.
- WMS Integration: Confirm that your WMS can accept variant-level inventory updates; map API fields correctly to avoid mismatches.
Common Configuration Problems And Fixes
Duplicate option names or mismatched SKUs between systems cause mis-picks and erroneous inventory counts. Fix these by maintaining a single source of truth for SKUs (usually the eCommerce platform or ERP) and running regular reconciliations. Another issue is failing to allocate GTINs when a retailer requires them — address this early in onboarding to avoid listing rejections.
Practical Example: Setting Up A Size-Only Tee
Create a product entry named "Core Tee". Option name = "Size"; values = [S, M, L, XL]. Generate SKUs: CORETEE-S, CORETEE-M, CORETEE-L, CORETEE-XL. Input initial stock per SKU and set reorder points.
