Unit Fill Rate

Definition

The percentage of ordered units fulfilled from available inventory.

Overview

Unit Fill Rate is the percentage of ordered units fulfilled from available inventory. Improving this metric reduces backorders and expedites, protects revenue, and raises customer satisfaction.

Improving unit fill rate requires a mix of inventory policy, warehouse layout and processes, technology, and reporting discipline. Changes should be prioritized by expected impact on the lowest-performing SKUs or highest-revenue lines.

Common Root Causes Of Low Unit Fill Rate

  • Poor Forecasting: Demand spikes or inaccurate forecasts leave shelves empty on key SKUs.
  • Slow Replenishment: Buffer stock exists but isn't moved to pick faces in time.
  • Inventory Inaccuracy: Cycle-count gaps, mis-picks, and location errors mask true availability.
  • Slotting Mismatch: Fast movers stored in slow-pick zones increase replenishment lead time.

High-Impact Operational Tactics

  • Demand Segmentation: Classify SKUs by velocity (A/B/C) and set safety stock and reorder points by segment.
  • Dynamic Slotting: Move high-velocity units to forward pick locations ahead of peak periods.
  • Replenishment Cadence: Increase automated replenishment frequency during promotions and peaks to keep pick faces full.
  • Cycle Counting: Implement targeted cycle counts on A-items to maintain inventory accuracy above 99%.

Process And Technology Interventions

Leverage WMS features and analytics to predict and prevent stockouts:

  • Replenishment Rules: Configure min/max and trigger-based replenishment in the WMS to automate movement from reserve to pick faces.
  • Allocation Logic: Use fair-share or priority allocation in the OMS during shortages to honor high-value customers or contracts.
  • Real-Time Visibility: Integrate demand signals from the OMS and e‑commerce channels so inventory is updated with sales, cancellations, and returns immediately.

Labor And Picking Strategies

Adjust labor and picking to reduce stockout-driven misses:

  • Batching And Wave Picking: Group picks to reduce travel time and ensure sufficient stock is staged for contiguous orders.
  • Pick-To-Light / Voice: Use technologies that improve pick accuracy to prevent phantom stock and mis-ships.
  • Cross-Training: Ensure staff can perform replenishment tasks during high-volume periods to keep pick faces stocked.

Measurement And Continuous Improvement

Track unit fill rate by SKU, zone, customer, and channel. Use root-cause analysis for declines and run short experiments (e.g., increase safety stock on 10 SKUs) to measure impact. Communicate targets in scorecards and tie them to operational incentives where appropriate.

Practical Example

A 3PL serving seasonal consumer electronics raised unit fill rate from 91% to 97% over three months by restructuring inventory policies: they moved the top 15% of SKUs to forward pick locations, doubled replenishment frequency during product launches, and implemented targeted cycle counts for the top 50 SKUs. The changes reduced expedited shipments and improved on-time delivery to B2B clients.

Quick Action Checklist

  • Audit: Run a 30-day SKU-level report to find the biggest contributors to unit shortfalls.
  • Prioritize: Focus on high-revenue and high-velocity SKUs first.
  • Automate: Enable WMS replenishment rules and integrate OMS sales feed.
  • Measure: Report unit fill rate daily for critical SKUs during peaks.

In short, the Unit Fill Rate improves when you combine accurate demand signals, disciplined replenishment, slotting optimization, and WMS-driven automation. Targeted actions on the worst-performing SKUs deliver the fastest gains in availability and the biggest reductions in backorders and expedited freight.
