When seasonal demand rises, leaders must choose options that raise sustainable throughput without introducing unacceptable risk. The right mix depends on forecast accuracy, budget flexibility, lead time for resources, and the operation’s existing automation level.


Common Levers To Increase Peak Capacity


Levers fall into three categories: labor, layout/equipment, and systems. Use a combination for the best risk-adjusted outcome.


  • Labor: Overtime, temporary hires, cross-training, and third-party labor pools increase headcount quickly but add direct labor cost and onboarding time.

  • Optimize Batching: Increase pick density within waves to reduce travel time.
  • Temporary Process Simplification: Reduce packing complexity for low-risk SKUs during peaks (single-box packing, fewer inserts) to speed throughput.


Cost Trade-Offs And Metrics


Measure cost per order, error rate, and on-time shipping percentage under different scaling scenarios. Short-term scaling increases cost per order but preserves sales and customer experience; long-term scaling lowers per-order cost but requires capital. Track marginal cost and marginal revenue during peaks to ensure that capacity increases generate positive contribution margin.
