Planning a trial run turns reactive troubleshooting into proactive improvement. A focused checklist, clear objectives, and the right participants shorten the learning curve. This article gives a practical step-by-step checklist you can use to plan, execute, and close out a trial run so it reliably produces actionable results.


Pre-Run Preparation


  • Define Objectives: State what you will validate (e.g., cycle time, torque settings, adhesive cure, inspection sensitivity).
  • Set Acceptance Criteria: Specify numeric targets like FPY, allowable defect types, and maximum downtime.
  • Allocate Resources: Schedule operators, maintenance support, quality inspectors, and materials.
  • Create Data Capture Tools: Prepare checklists, failure code sheets, and temporary electronic logs if available.


Run Design


Design the run to be representative of production. Include all expected changeovers, run for at least one full shift (preferably multiple shifts) to capture variation, and ensure suppliers deliver the specific lot numbers and material batches you expect in production. If the product has multiple configurations, include each configuration at least once.


Execution Steps


  • Start With A Controlled Setup: Record initial equipment settings and tooling positions before first part.
  • Monitor And Log Continuously: Track cycle times, machine faults, and inspection results in real time.
  • Hold Regular Checkpoints: Stop for hourly reviews in early stages to decide whether to continue, adjust, or escalate.
  • Capture Operator Observations: Use a short form for ergonomic issues, sequence confusion, or required clarifications to work instructions.


Post-Run Analysis


Conduct an immediate debrief to collect fresh observations. Use the logged data to perform Pareto analysis on defects and downtime. Prioritize corrective actions by impact and ease of implementation, and assign owners and completion dates for each action. Do not restart a full production run until critical issues are closed or mitigated with contingency plans.

  • Objective Documented: Clear validation goals and acceptance criteria recorded.
  • Materials Ready: Correct SKUs and lot numbers available and kitted.
  • Equipment Calibrated: Tools and gauges calibrated and documented.

  • Data Capture In Place: Logs, checklists, and inspection forms prepared.
  • Contingency Plan: Steps defined for major failures (halt criteria, escalation path).

  • Corrective Action Plan: Root-cause analysis with owners, deadlines, and verification plans.
  • Updated Documentation: Revised SOPs, work instructions, and training notes based on run findings.
  • Sign-Offs: Stakeholder approvals to move to the next phase (repeat trial, pilot, or production release).


Practical Tips To Improve Outcomes


  • Start Small But Sufficient: Avoid sample sizes so small they miss intermittent issues.
  • Keep Iterations Short: Make changes quickly and re-run small batches to verify fixes.
  • Use Simple Data Tools: Whiteboards or spreadsheets work if they ensure consistent capture and timestamping.
  • Document Everything: Photos, torque readings, and part measurements speed root-cause work.


In short, the Trial Run succeeds when it has clear objectives, measurable acceptance criteria, and a disciplined process for capture and corrective action. Treat the run as an experiment: plan the test, measure the outcomes, and act on findings to make production predictable and repeatable.
