Below are practical steps and operational design choices for warehouse managers, 3PLs, and carriers.


Step 1 — Demand Forecasting And Slot Capacity


Forecast demand by time-of-day and ZIP code. Two-hour slots should be capacity-limited based on expected picking and delivery throughput. Model how many orders a picker team can reliably fulfill per slot and how many stops a driver can handle per slot, factoring in average dwell and travel times. Use historical data to size slot availability and prevent overbooking.


Step 2 — Integrate Slot Booking With Inventory


Integrate ecommerce checkout, WMS, and inventory reservation so a chosen slot locks inventory and signals fulfillment priority. When inventory is split across stores/dark stores, present only slots you can fulfill without cross-location transfers. For groceries and perishables, avoid long allocation times that increase spoilage risk.


Step 3 — Slotted Picking And Staging


Adjust pick waves so that orders are picked close to the start of their slot to reduce staging time. For example, if a slot is 3–5pm, schedule pick completion within 60–90 minutes of 3pm. Use dedicated packing lanes and staging racks labeled by slot. For bulky items, assign consolidation time and check-in processes to ensure safe handling and correct equipment is staged.

Use a TMS or route optimization tool that supports hard or soft time windows. Hard windows require arrival within the window; soft windows allow penalty-based scheduling. Time-window routing will change driver assignments and reduce stops per route, so run what-if scenarios to understand cost impacts and staffing needs.


Step 5 — Real-Time Visibility And Exception Management


Provide customers and ops teams with live ETAs and driver locations. Establish escalation rules for delays: re-route nearby drivers to cover shortfalls, notify customers early, and offer compensation or reschedule options where necessary. Collect reasons for late deliveries to target operational fixes—traffic, parking, access issues, or pick delays.


Step 6 — Staffing And Labor Planning


Plan shifts around peak slots. Two-hour windows concentrate workload, so flex labor for pick/pack, a pool of part-time drivers for peak windows, and cross-trained staff who can move between stages quickly. Track KPIs like orders picked per hour and pack accuracy to size teams correctly.


Step 7 — Vehicle And Equipment Selection


Choose vehicles based on order profiles. For groceries, smaller refrigerated vans or cargo bikes in dense neighborhoods increase frequency and reduce parking friction. For bulky deliveries, use larger trucks with tail lifts and schedule two-person crews when customer presence and lifting are required. Right-size vehicle types to curb dwell time and improve on-time performance.


Step 8 — Pricing And SLA Design


Design fees and rules to reflect true cost. Use minimum order values, surge pricing during constrained slots, or subscription tiers for unlimited two-hour access. Write SLAs that define permissible delays, compensation policies, and handling of exceptions (e.g., missed delivery due to customer no-show).


Step 9 — Technology And KPIs


  • Core Systems: Ensure ecommerce, WMS, and TMS share slot and ETA data in real time to avoid double-booking and prioritize work correctly.
  • KPIs: Track on-time rate, stops per driver hour, pick-to-slot cycle time, and customer satisfaction scores for slotted deliveries.
  • Optimization: Continuously tune routing penalties, slot capacity, and pick schedules based on observed performance.


Step 10 — Continuous Improvement And Contingency Planning


Run frequent post-mortems on missed windows and identify root causes. Build contingency plans for severe disruptions—traffic incidents, vehicle failures, or weather spikes—such as pre-arranged partner fleets, temporary buffering slots, or automated customer rescheduling. Use pilot programs in targeted ZIP codes before scaling nationally.
