Stocktake

Definition

A physical count and verification of inventory, often performed to reconcile records or determine a loss.

Overview

Stocktake is a physical count and verification of inventory, often performed to reconcile records or determine a loss. Preparing carefully ensures the count yields accurate results with minimal impact to orders and billing.

Preparation is the most time-consuming element of a successful stocktake. Good planning reduces recounts, prevents avoidable variances, and speeds reconciliation. The checklist below focuses on operational steps fulfillment managers can follow in the U.S. context, whether running an in-house count or coordinating with 3PL clients.

Pre-Count Planning

  • Scope Definition: Decide whether the count is full-facility or zone-based; identify SKUs, lot/serial ranges, and locations to include.
  • Method Selection: Choose full, cycle, blind, or hybrid counting methods and document the chosen approach.
  • Schedule: Pick low-volume windows and communicate time blocks to staff, clients, and carriers.
  • Resource Assignment: Designate counting teams, supervisors, WMS support, and reconciliation leads.

Logistics And Facility Readiness

  • Clean And Organize: Tidy aisles, consolidate like items, and confirm labels are legible to avoid miscounts.
  • Freeze Rules: Define rules for receiving, putaway, picking, and returns in counted areas (e.g., temporary hold or controlled transactions).
  • Signage And Barcoding: Label zones, bins, and pallets clearly; ensure barcode labels are scannable and WMS location IDs are visible.
  • Staging Areas: Create separate staging for counted, counted-and-verified, and quarantined items to prevent cross-contamination of counts.

Technology And Data Preparation

  • WMS Reports: Export inventory snapshots before the count start time; freeze or timestamp the system snapshot used for reconciliation.
  • Device Testing: Verify handhelds, scanners, printers, and mobile devices are charged, updated, and connected.
  • Counting Sheets/Apps: Load counting tasks into the WMS or prepare paper blind-count sheets where required.
  • Backup Plan: Have paper forms and spare batteries/devices in case of system failures.

Staff Training And Assignment

  • Standard Procedures: Train counters on counting rules (full units vs inner packs, damaged goods handling, partial pallets).
  • Dual Counts: Use two independent counters or blind counts for high-value SKUs to reduce bias and catch errors.
  • Supervisor Roles: Supervisors should monitor progress, resolve disputes, and sign off on recounts and adjustments.
  • Safety Briefing: Cover forklift operations, ladder use, and PPE during the count.

Count Execution Checklist

During the count, follow disciplined steps: confirm you are in the correct location, scan or record the SKU and lot/serial, count units and inner packs consistently, place a counted indicator (tape or tag), and move to the next location. For discrepancies, apply the predefined recount rules. Document every adjustment with reason codes tied to the WMS or inventory ledger.

Post-Count Reconciliation And Follow-Up

  • Match Reports: Reconcile counted quantities against the pre-count WMS snapshot.
  • Investigate Variances: For variances above threshold, check receiving logs, recent shipments, and high-movement periods; tag suspected theft or damage.
  • Adjustments And Authorization: Post inventory adjustments with manager approval and journal entries for finance.
  • Root-Cause Actions: Log process changes, retrain staff, or update receiving/picking procedures to prevent repeat discrepancies.

Sample Timeline For A Weekend Full Stocktake

Friday evening: finalize reports and freeze snapshot. Saturday morning: team brief, safety talk, and begin counts by zone. Saturday afternoon: complete first-pass counts and start reconciliation of A-class SKUs. Sunday morning: finish remaining counts, recount items outside tolerance, and begin posting adjustments. Sunday evening: finalize reconciliation and prepare sign-off pack for finance and clients.

In short, the Stocktake requires preparation, the right tools, and disciplined execution. A clear checklist — scope, logistics, technology, training, execution, and reconciliation — turns an inventory event from a painful interruption into a data-correcting operation that improves fulfillment accuracy and reduces future shrinkage.
