Processing adjustments correctly in the warehouse is an end-to-end workflow that touches receiving, QA, inventory control, picking, and finance systems.


A consistent, auditable workflow reduces error, shortens investigation times, and limits financial impact. This article gives a practical sequence you can implement with a WMS and ERP: detection, evidence capture, disposition decision, authorization, transaction posting, and follow-up analysis.


Standard Workflow Steps


Begin with detection: the discrepancy can be discovered during receiving, picking, cycle counting, returns processing, or QA inspection. Next, capture evidence — photos, count sheets, lot/serial numbers, ASN records, and location history. Then quarantine affected stock if its status is uncertain. Decide disposition with the appropriate stakeholders: reclassify to quarantine, rework, return to vendor, or scrap. Route the proposed transaction through the approval workflow. Once approved, post the adjustment in the WMS so inventory levels, pick availability, and ERP valuations update simultaneously. Finally, file the documentation and schedule a follow-up analysis if the adjustment is out of tolerance.


Required Documentation And Data Fields


Ensure every adjustment record contains the necessary fields so it is actionable and auditable. Minimum data elements include item SKU, lot/serial number, unit of measure, location, physical count, recorded count, variance quantity, adjustment reason code, supporting documents, and approver ID. If the WMS supports attachments, require photos and scanned QA reports for write-offs and significant quantity reductions.


WMS Settings And Transaction Types To Configure


  • Transaction Types: Create distinct transactions for count correction, reclassification (quarantine/release), write-off/scrap, RTV, and inbound recount.
  • Reason Codes: Enforce mandatory reason codes mapped to analytics so trends are reportable.
  • Approval Rules: Configure thresholds that require additional sign-offs for high-dollar or high-unit variances.
  • Integration: Ensure WMS posts adjustment entries to ERP with costing and journal detail to keep finance reconciled.
  • Audit Trail: Enable immutable logs showing user, timestamp, before/after quantities, and attached evidence.


Controls To Prevent Fraud And Shrinkage


Separation of duties, limited access to adjustment transactions, and periodic reconciliations are core controls. Use cycle counting focused on fast-moving or high-value SKUs to detect issues quickly. Physical security (CCTV at docks and picking areas), restricted access zones, and tamper-evident packaging reduce opportunities for theft. When shrink is detected, run transaction history to see who last processed the SKU and review receiving and picking logs for anomalies.


Operational Example: Return Processing To Minimize Adjustments


A customer return arrives labeled with an RMA. The returns dock inspects the item and logs disposition: restock, rework, or scrap. For restockable items, the inspector rescans the SKU and lot, updates condition to "returnable," and places it into a staging location. The WMS posts a status change not a quantity adjustment. If the return is damaged, the inspector posts a damaged-quantity adjustment and moves the goods to quarantine. If the damage rate exceeds thresholds, the QA and vendor teams open a claim and a write-off may follow after approvals.


Metrics To Track And Continuous Improvement


  • Adjustment Rate: Percentage of SKU transactions that require adjustments — track by cause to prioritize fixes.
  • Write-Off Dollars: Monthly value of scrapped goods to detect spikes requiring vendor or packing changes.
  • Cycle Count Variance Rate: Variance per count event; rising trends indicate process weaknesses.
  • Time To Resolution: Average time between discrepancy detection and adjustment posting — shorter is better.


Training And Governance


Train staff on the rationale for each transaction type and the required evidence. Document policies in a standard operating procedure (SOP) manual and review them quarterly. Hold joint operations-finance reviews of high-impact adjustments to ensure both perspectives are considered and that policies remain fit for purpose.


In short, the Inventory Adjustment workflow should be standardized, evidence-based, and integrated with your WMS and ERP. Clear transaction types, required documentation, approval thresholds, and continuous monitoring convert adjustments from ad-hoc fixes into a source of insight that reduces future errors and financial exposure.
