Case Fill Rate

Definition

The percentage of ordered cases that are fulfilled from available inventory as requested.

Overview

Case Fill Rate The percentage of ordered cases that are fulfilled from available inventory as requested. Use this definition as the operational baseline when improving processes, measuring results, and communicating targets to stakeholders.

Improving case fill rate requires fixes across inventory accuracy, replenishment, picking, and exceptions handling. The practical strategies below are proven in distribution operations ranging from grocery DCs to 3PL fulfillment centers. Each one reduces the probability that a case requested on an order will be missing at ship time.

Inventory Accuracy And Counting

Inventory accuracy is the foundation. Cycle counting targeted at high-velocity SKUs and full physical inventories for slow-moving stock eliminate discrepancies that cause apparent fill shortfalls. A 99%+ inventory accuracy rate on case-level quantities is often required to sustain high case fill rates.

Replenishment And Slotting

Keep pick faces replenished to minimize stockouts during the peak pick window. Use slotting analysis to place high-case-demand SKUs near the shipping docks and group SKUs commonly ordered together to reduce travel time and pick errors.

Picking Methods And Technology

  • Label: Case pick-to-light or voice-directed case picking increases accuracy compared with paper pick lists.
  • Label: Batch or wave planning that respects case constraints (e.g., multiple-case picks per order) reduces split-case handling and improves fill performance.
  • Label: Ensure scan-based confirmations at the case level to lock inventory as picked and support accurate reporting.

Allocation Rules And Safety Stock

Define allocation rules to favor committed orders and prevent over-allocation to lower-priority channels. Set safety stock at the case level for fast movers or critical SKUs. Use demand forecasting inputs to tune these buffers — overstocking wastes space, understocking drives down fill rate.

Exception Handling And Substitutions

Formalize rules for substitutions and partial shipments. Where substitutions are permitted, capture them in the order record and count them appropriately in your fill rate calculation. Automate alerts for inventory shortfalls to trigger rapid replenishment or customer notifications to avoid surprise backorders.

Use Cross-Dock And Alternate Fulfillment

For urgent or large accounts, cross-docking from incoming supplier cases directly to outbound pallets preserves case fill when the DC does not hold stock. Also keep agreements with alternate DCs or 3PL partners who can ship missing cases when primary stock is depleted.

Measure, Report, And Act

  • Label: Report case fill rate daily by customer segment, SKU group, and dock shift to spot trends and root causes.
  • Label: Tie corrective actions (cycle counts, replenishment changes, slot moves) to measurable improvements over a defined period.
  • Label: Use control charts to monitor variability and avoid overreacting to single-day drops that are noise rather than signal.

People And Process

Train shipping and receiving staff on the business impact of case shortages. Build standard operating procedures for handling damaged cases, returns, and partial deliveries so that these exceptions do not silently lower your reported fill rate due to inconsistent counting.

In short, the Case Fill Rate improves when inventory accuracy, replenishment discipline, appropriate technology, and clear exception rules work together. Focus on the highest-impact SKUs first, automate data capture at the case level, and align KPI definitions with customer agreements to sustain measurable gains.
