Receiving a shipment with extra goods is a frequent operational scenario for 3PLs, retail DCs, and manufacturer warehouses. The receiving response should be standardized so staff can make quick, defensible decisions: whether to accept the extra items, quarantine them, return them, or document them for supplier credit.   • Document Reconciliation: Match PO, ASN, packing list, and BOL line-by-line to identify which document lists the expected quantity.
  • SKU Confirmation: Scan barcodes or RFID to confirm SKUs and lot/serial numbers on the extra cartons.
  • Count Procedure: Conduct a full count of the extra units and note any packaging damage or labeling issues.


Disposition Options And When To Use Them


Disposition depends on contract terms, business rules, and the nature of the goods:

  • Immediate Acceptance: For low-value, non-perishable items and if supplier tolerance allows, accept and post to inventory after recording the variance.
  • Quarantine: Use for high-value, regulated, or unknown-label items pending supplier confirmation or QA inspection.
  • Return To Sender: If the supplier confirms error and arranges pickup, coordinate return transportation and document the reversal.


WMS And System Considerations


System controls prevent accidental allocation of over-shipped items:

  • Hold Codes: Use a dedicated hold/status code to prevent allocation to orders or transfers.
  • Receiving Tolerance Logic: Configure the WMS/ERP to automatically handle minor overages per contract thresholds (e.g., <1–2%).
  • Audit Trail: Ensure every change has a timestamped user, comments, and attachments (photos, emails).


Coordination With Procurement And Suppliers


Prompt communication speeds resolution and limits inventory exposure:

  • Immediate Notification: Procurement and supplier account managers should be notified within agreed SLA windows (commonly within 24 hours).
  • Credit Or Return Agreement: Negotiate whether the supplier will pick up the excess, issue credit, or let you keep the goods with an agreed price or disposition.
  • Arrange Reverse Logistics: If a pickup is required, coordinate carrier, documentation, and pickup windows to avoid storage charges.


Operational KPIs And Continuous Improvement


Track metrics to reduce future over shipments and improve dock performance:
