On-Time Delivery

Definition

A delivery completed within the promised or scheduled delivery window.

Overview

On-Time Delivery A measure of whether orders arrive within the promised delivery window. It is one of several transport and fulfillment KPIs; choosing the right one depends on customer expectations and contractual commitments.

Practitioners often conflate related KPIs: on‑time delivery (OTD), on‑time in‑full (OTIF), delivery accuracy, and transit reliability. Each KPI answers a distinct question. OTD answers timing: did the order arrive within the promised window? OTIF adds quantity and completeness: did the order arrive on time and with all requested units? Delivery accuracy asks whether the right SKUs and quantities were delivered. Treat OTD as the timing component in a larger performance set.

Comparing Common Delivery KPIs

  • On‑Time Delivery (OTD): Measures whether delivery occurred within the agreed time window; useful when timing alone drives customer satisfaction or penalties.
  • On‑Time In‑Full (OTIF): Combines timeliness and completeness; widely used in retail and grocery supply chains under vendor scorecards.
  • Delivery Accuracy: Focuses on correct SKUs and quantities; critical where returns are costly or compliance matters (e.g., pharmaceuticals).
  • Transit Reliability: Tracks carrier on‑time performance across lanes, independent of order completeness.

Choose a primary KPI that reflects the most severe pain point. If customers complain mainly about late arrivals, OTD should be primary. If incomplete shipments drive lost sales, OTIF or delivery accuracy must be prioritized.

When To Use OTD As Your Main KPI

OTD is the right primary KPI when:

  • Customer Experience Is Time‑Sensitive: Last‑mile promises (same‑day or next‑day delivery) where lateness damages loyalty.
  • SLAs Include Time Windows: B2B deliveries with appointment slots that trigger penalties for misses.
  • Perishable Goods Are Involved: Where late arrival reduces product usability more than missing individual units.

When To Prefer OTIF Or Delivery Accuracy

OTIF or delivery accuracy should lead when completeness or correctness causes greater business loss than timing. For example, grocery chains penalize missing lines harshly because stockouts on shelves translate directly into lost sales. Pharmaceutical distributors prioritize delivery accuracy to maintain compliance and patient safety.

How Tracking Multiple KPIs Works In Practice

Most mature operations use a KPI hierarchy: a single headline KPI (e.g., OTD at enterprise level) supported by drill‑down KPIs (OTIF, accuracy, carrier on‑time by lane). This preserves executive focus while enabling root‑cause analysis. Dashboards should allow toggling between shipment-level and order-level views and filter by customer, portal, lane, and carrier.

Practical Example

A 3PL serving both e‑commerce brands and grocery chains reports enterprise OTD of 95% but OTIF of 88%. Drilling down shows grocery customers suffer most of the OTIF shortfall due to picked‑short lines, while e‑commerce customers experience occasional late deliveries due to last‑mile capacity. The 3PL responds with separate improvement tracks: pick accuracy programs for grocery lanes and new last‑mile partnerships for e‑commerce lanes.

Tips For Choosing And Communicating KPIs

  • Align To Commercial Terms: Match KPIs to what you pay for or get paid on — contracts should name the KPI and how it is measured.
  • Use Shared Definitions: Create a single KPI dictionary agreed with customers and carriers to avoid disputes.
  • Segment Reporting: Separate strategic customers and priority SKUs so one poor lane doesn't mask another's performance.

In short, the On-Time Delivery metric—A measure of whether orders arrive within the promised delivery window—should be selected as your headline KPI when timing is the primary customer promise. Where completeness or accuracy cause greater harm, lead with OTIF or delivery accuracy and use OTD as a vital supporting indicator.
