Piece Pick

Definition

Picking individual pieces or units to fulfill an order line.

Overview

Piece Pick is the act of picking individual pieces or units to fulfill an order line; optimizing it focuses on raising throughput and accuracy while controlling labor cost. Improvements come from better layout and slotting, appropriate picking technologies, smarter wave and batch strategies, and clear performance metrics.

Because piece-pick labor dominates fulfillment costs in many e‑commerce and omnichannel operations, targeted investments can produce quick ROI. Optimization begins with data: SKU velocity, order profiles, pick frequency, unit dimensions, and historical accuracy issues. From these inputs you can model slotting changes, batch sizes, and the technology stack required to meet service targets.

Layout And Slotting Principles

Physical arrangement directly affects travel time — the largest non-value-add element of piece pick.

  • Velocity-Based Slotting: Place the highest-velocity SKUs closest to packing stations and at ergonomic pick heights to reduce travel and bending time.
  • ABC Clustering: Group A items together to allow pickers to clear many orders with minimal travel; group complementary SKUs often ordered together.
  • Pick Face Design: Use multiple pick faces for very fast movers to avoid queuing and to support parallel picking by multiple operators.

Technology Choices And When To Use Them

Technology should match throughput targets and budget. Low-volume operations may only need RF scanning, while high-throughput environments justify pick-to-light or automated pick modules.

  • RF Scanning: Cost-effective, widely used; enforces barcode verification and integrates with WMS for routing and wave control.
  • Voice Picking: Hands-free picking improves accuracy and is effective when manual documentation is impractical.
  • Pick-To-Light: Accelerates selection in high-density pick walls and reduces confirmation time for repeatable tasks.
  • Automated Systems: Goods-to-person machines and robotic pickers can dramatically reduce travel time for very high-volume SKUs but require significant capital and slotting discipline.

Wave, Batch, And Zone Strategies

The right operational strategy depends on order similarity and service windows.

  • Batch Picking: Effective when many orders share SKUs; the picker collects multiple order quantities at once and sorts downstream.
  • Wave Picking: Synchronizes picking activity to carrier departure times or packing capacity, smoothing labor demand and reducing last-minute rushes.
  • Zone Picking With Consolidation: Reduces travel per picker by limiting their responsibility to a geographic zone; orders are either passed or aggregated at consolidation points.

KPIs To Track During Optimization

Select KPIs that drive the behaviors you want.

  • Lines And Picks Per Hour: Primary productivity metrics, tracked by shift and by SKU cluster.
  • Accuracy Rate: High accuracy lowers returns and reduces cost of rework.
  • Order Cycle Time: Time from order release to shipment; used to validate wave schedules and labor plans.
  • Travel Time Share: Percent of picker time spent walking; useful to prove the value of slotting changes or goods-to-person solutions.

Change Management And Labor Considerations

Technology and process changes require careful change management. Cross-train staff to handle peak mixes, and use incentives tied to productivity and accuracy rather than raw speed alone. For seasonal peaks, temporary labor and pre-wave staging of high-demand SKUs help maintain service levels without permanent headcount increases.

Checklist For A Piece-Pick Optimization Project

  • Data Audit: Verify SKU velocity, order profiles, and historical error drivers.
  • Slotting Plan: Reassign SKUs to pick-friendly locations using ABC analysis.
  • Technology Match: Pilot RF, voice, or pick-to-light where appropriate and measure ROI.
  • Wave Design: Configure the WMS to create optimal batches and waves for your demand pattern.
  • Training & Incentives: Train pickers on new methods and set KPIs that reward accuracy and efficiency.

In short, the Piece Pick function is optimized when layout, technology, and operational rules align with order profiles and SKU characteristics; the right combination reduces travel, increases throughput, and preserves accuracy while controlling labor cost.
