Order Allocation is the process of reserving available inventory to specific customer orders or demand lines.


Order allocation sits between inventory visibility and physical fulfillment. It decides which stock units are held for which orders, when reservations happen, and how those reservations change as orders, cancellations, and replenishments occur. Effective allocation balances service levels, inventory aging, and warehouse productivity; poor allocation is a frequent root cause of stockouts, overpicking, and costly order changes.


Why Allocation Matters

Allocation determines whether promised orders can be fulfilled from available stock and which items are reserved for higher-priority demand. It affects order cycle times, customer satisfaction, and working capital tied up in committed inventory. For multi-SKU warehouses, allocation policies shape picking sequences and influence slotting decisions and replenishment frequency.


Core Steps In The Allocation Process

Allocation typically follows a repeatable sequence: inventory assessment, order prioritization, rule application, reservation, and monitoring. Each step requires accurate inventory data and clear business rules.


  • Inventory Assessment: Confirm on-hand quantities, inbound receipts, quarantined stock, and reserved quantities already committed to other orders or holds.
  • Order Prioritization: Score orders by SLA, channel, customer tier, promised ship date, or other service rules to determine allocation precedence.
  • Rule Application: Apply allocation logic such as FIFO, FEFO, lot or serial tracking, or channel-based holds to decide which units to reserve.
  • Reservation: Create a formal inventory reservation in the WMS or inventory system that reduces available quantity for other orders.
  • Monitoring & Reallocation: Track consumption, cancellations, and exceptions; reallocate freed inventory when necessary.


Common Allocation Rules And When To Use Them

Allocation rules are the business logic that translate priorities into specific inventory actions. Select rules based on product attributes, regulatory needs, and commercial agreements.


  • FIFO (First In, First Out): Use for general goods where older stock should ship first to prevent obsolescence.
  • FEFO (First Expire, First Out): Required for perishable or date-sensitive products to avoid expiry-related losses.
  • Lot/Batch Matching: Necessary when customers need specific lot traceability for recalls or compliance.
  • Channel Prioritization: Reserve inventory preferentially for high-margin channels or key accounts during scarcity.
  • Zone-Based Allocation: Allocate from nearest picking zone to minimize travel time for multi-zone pick waves.


How Allocation Varies By Warehouse Type

Different facility types implement allocation differently because of service models and physical constraints. Cold storage facilities prioritize temperature-controlled slot continuity and FEFO. Fulfillment centers for e-commerce focus on fast allocation-to-pick cycles and often hold buffer stock for peak demand. Bonded warehouses integrate customs hold rules into allocation decisions for imported goods.


Practical Example

A merchant receives 500 units of SKU-A. The WMS records 400 available units after accounting for a quality hold of 100 units. Two orders arrive: a premium account orders 300 units with a same-day SLA, and many small retail orders total 150 units with standard SLA. Allocation rules that prioritize premium accounts will reserve 300 units for the premium order and leave 100 units available for small orders, triggering backorder or reorder for the remaining demand. If a replenishment arrives within the SLA window, the system can auto-assign additional units to fulfill the pending retail orders.


Implementation Tips

  • Integrate Systems: Keep the WMS, OMS (order management), and TMS synchronized so reservations reflect real-time inventory and shipment plans.
  • Use Clear Priority Rules: Avoid ad-hoc manual holds; encode transparent priority rules that match commercial agreements.
  • Monitor Exceptions: Track allocation failures and their causes to adjust safety stocks or revise rules.
  • A/B Test Policies: Validate different allocation rules during normal and peak seasons to measure service improvements and inventory impact.


In short, the Order Allocation process is the operational gatekeeper between inventory and customer promise: it reserves stock to fulfill orders while balancing service levels, inventory freshness, and warehouse efficiency. Implemented with clear rules and integrated systems, allocation reduces surprises, keeps promises, and makes replenishment smarter.
