Origin sortation organizes goods before they enter the main packing or staging area. Destination sortation consolidates and sorts later, often at a distribution hub or final-mile sort facility. Each approach shifts labor, equipment, and inventory flow in different ways.

However, it increases inbound handling and may require additional equipment at supplier docks or multiple sites. Destination sortation centralizes investment (a single sorter) and can be cheaper when volumes concentrate at a hub, but it may add extra handling and extend delivery times.


When Origin Sortation Wins


  • High SKU Variety And Channel Mix: When a facility feeds many stores or channels and needs segregation by destination.
  • Peak-Driven Demand: Retailers with short peak windows (holiday seasons) where upstream sorting prevents packing bottlenecks.
  • Distributed Receiving: Multi-origin shipments that arrive at different docks benefit from early consolidation into destination lanes.


When Destination Sortation Is Better


  • Low Volume Diversity: If most outbound is homogeneous or palletized to a few destinations.
  • Centralized Sort Investment: Companies that can justify automation at one hub instead of multiple origins.
  • Limited Upstream Systems: If vendors or inbound sites lack scanning/WMS capability to support directed routing.


Hybrid Strategies


Most modern networks use hybrid models: high-velocity SKUs and store-specific cartons sorted at origin, while slow movers or aggregate loads go to a regional hub for destination sortation. Hybrid approaches let teams balance capital and labor while tailoring flows to SKU economics.


Metrics To Decide


  • Touches Per Unit: Compare total touches under each model; fewer touches usually mean lower variable cost.
  • Throughput Required: Measure peak parcels/hour at packing vs inbound sort lanes.
  • IT Readiness: Assess WMS/TMS capability to direct inbound routing and track exceptions.
  • Cost Per Order: Include labor, equipment amortization, and transportation implications for each option.


In short, the Origin Sortation choice should be driven by SKU mix, volume distribution, available systems, and where you want to place labor and equipment. A hybrid model frequently offers the best balance between cost and service.
