Both approaches reduce touches relative to completely manual splitting of mixed loads, but they solve different operational problems.

Choose PO-level sortation when your operation wants to reduce administrative reconciliation overhead and preserve PO integrity through receiving. Typical scenarios include:

  • High Supplier Variability: Multiple suppliers or frequent discrepancies where isolating exceptions to a single PO reduces dispute time.
  • Invoice-Driven Processes: Organizations that match receiving to AP invoices tightly and need complete PO receipts for validation.
  • Cross-Dock To A Single Destination: When incoming POs map directly to a customer shipment or bulks that should remain intact through cross-docking.


When SKU-Level Sortation Is Preferable


SKU-level sortation suits operations that prioritize putaway speed, slotting optimization, or replenishment efficiency. Use cases include:

  • High-Velocity SKUs: Fast-moving items that should be collated and sent to pick faces without extra handling.
  • Slotting And Density: Warehouses optimizing cube and location utilization benefit from grouping identical SKUs together on arrival.
  • Automated Storage And Retrieval: Systems like AS/RS and pick-to-light favor SKU consolidation for smoother integration.


Hybrid Approaches And Practical Tradeoffs


Many facilities adopt hybrid models: high-volume POs or customer-dedicated lanes use PO-level sortation while the remainder are sorted at the SKU-level. Hybrid approaches balance capital costs and operational benefits. Important tradeoffs include capital expense for sortation equipment, WMS complexity to support mixed strategies, and labor retraining for new receiving workflows.


Cost And ROI Considerations


Evaluate ROI by quantifying labor hours saved at receiving, reductions in reconciliation time, and improvements in dock-to-stock or dock-to-ship times. PO-level sortation typically reduces administrative costs and dispute resolution time; SKU-level reduces putaway time and improves replenishment accuracy. The right choice depends on which cost category is most material to the business.
