When teams face assortment complexity, they must decide whether to redesign price-pack architecture, rationalize SKUs, or do both; the choice depends on commercial goals, supply-chain constraints, and shopper behavior.


Both PPA and SKU rationalization address SKU proliferation but from different angles. PPA designs the commercial roles and price gaps among pack formats to shape shopper choice; SKU rationalization removes underperforming SKUs to reduce operational friction. The most effective programs use them together—rationalization enforces the PPA rules and simplifies execution.


When Price Pack Architecture Is The Right Lever


Use PPA when the objective is to drive revenue or margin through better commercial design, when shopper segments have clearly distinct occasion needs, or when price-per-unit elasticity suggests meaningful gains from rebalancing pack sizes.

Action: rationalize low-volume SKUs, then set a three-tier PPA (trial, core, bulk) to cover shopper occasions.


Example 2: A beverage brand sees strong uplift for multipacks online but eroding margins in club channels. Modeling shows a well-designed PPA with a protected premium pack and a value pack for wholesale will increase net revenue. Action: redesign PPA with channel-specific pack rules and protect the premium pack from excessive discounting.


Governance: Rules To Keep Both Programs Healthy


Successful programs require governance that prevents reversion to SKU proliferation and enforces PPA discipline.


  • Approval Gate: New pack or SKU launches must pass commercial, supply-chain, and financial gates tied to PPA rules.
  • SKU Thresholds: Define minimum sales velocity and margin contribution for SKU retention.
  • Channel Policies: Maintain channel-specific pack availability and pricing floors to avoid cross-channel margin erosion.

  • Top-Line Impact: Net revenue and market share changes after PPA or rationalization.
  • Cost-To-Serve: Reduction in forecasting error, returns, and replenishment costs.
  • SKU Productivity: Improvement in sales per SKU and inventory turns.
