Production Planning Scheduling materials, labor, and equipment to meet manufacturing demand. It is often used alongside systems like MRP, ERP, and APS, but it is a broader discipline that combines resource allocation and sequence decisions with demand translation.


Many operations confuse production planning with Material Requirements Planning (MRP). They overlap: both convert demand into material actions. The difference lies in scope and intent. Production planning is strategic and tactical — setting capacities, sequencing work, and managing constraints. MRP is a rules-based calculation that explodes bills of material (BOMs) to create purchase and production requisitions based on lead times and on-hand inventory.


How They Differ

Use basic MRP when production is relatively stable, capacity is rarely constraining, and BOMs are well-structured. MRP automates purchase and production order generation, reducing clerical work for replenishment-driven lines. It’s efficient for high-volume, make-to-stock operations with predictable demand.


When Production Planning Is Required


Production planning becomes essential when capacity constraints, complex routings, frequent changeovers, or make-to-order products drive trade-offs. Examples include mixed-model assembly lines, custom fabrication shops, and plants with constrained tooling where sequencing and finite scheduling materially affect delivery and cost.


How They Integrate In Practice


Most mature manufacturing environments use both: MRP handles material timing and replenishment; production planning overlay applies finite scheduling, prioritization, and adjustment. An Advanced Planning and Scheduling (APS) system or a finite scheduler can take MRP outputs and create a practical, constraint-aware schedule. ERP systems often provide MRP modules and integrate with MES or WMS to close the loop between plan and execution.


What Varies By Business Model


In make-to-stock firms, MRP’s replenishment-centric approach may suffice with some production planning rules (safety stock, reorder points). In engineer-to-order or assemble-to-order firms, production planning dominates because orders require sequencing of unique tasks and coordination of scarce resources.


Practical Example


A cabinet factory runs MRP daily to create purchase orders for plywood and hardware. When custom orders spike, those MRP suggestions result in material receipts but plant managers face limited CNC time. Production planners then reschedule jobs, batch similar cabinet types to reduce changeovers, and reassign workers to secondary operations. MRP provided materials; production planning ensured those materials were used most effectively to meet due dates.


Tips For Using Both Effectively


  • Label:Define Roles Let MRP manage replenishment rules and reorder quantities; let production planning manage sequence, priority, and capacity buffers.
  • Label:Use Finite Scheduling If capacity constraints affect delivery, add finite scheduling or an APS layer above MRP outputs.
  • Label:Keep Master Data Clean Accurate BOMs, lead times, and routings are essential for both MRP and production planning to produce usable results.
  • Label:Close The Loop Feed actual production and inventory transactions back into MRP and planning systems to improve future calculations.


In short, the Production Planning discipline schedules materials, labor, and equipment to meet demand while accounting for capacity and operational trade-offs. MRP is a valuable algorithmic tool inside that broader practice; use both where they add complementary value.
