Separating inventory by lot, batch, status, or risk category for traceability, recall, or quality control. Effective lot segregation creates physical and data-level separations inside a warehouse so teams can locate, isolate, and act on specific groups of units without disrupting the broader stockbase.


Lot segregation is a core fulfillment control for any operation that handles perishable goods, regulated products, seasonal runs, or high-value SKUs. It pairs physical practices — dedicated storage areas, quarantine racks, color-coded pallets — with software rules in a WMS or inventory system so that the lot and batch identity persist across receiving, storage, picking, packing, and shipping.


Why Lot Segregation Matters


Traceability: Segregation ties movement records to a specific lot so you can quickly answer “which units went to which customers?” during an audit or recall.


Recall Response: When a supplier or regulator identifies an issue, segregated lots let you quarantine affected inventory and remove only impacted units instead of pulling entire SKUs from distribution.


Quality Control: Segregating by production batch or inspection status ensures that nonconforming or sampled lots do not mix with approved inventory, preventing cross-contamination and shipping of defective goods.


Common Methods Of Segregation


  • Physical Separation: Dedicated aisles, racks, or cages for specific lots, batches, or quarantine stock to prevent accidental mixing.
  • Labeling And Color Codes: Lot-specific labels, shelf tags, or colored pallet wraps to make lot identity visible to operators on the floor.
  • WMS Location Rules: System-enforced storage locations and pick rules that prevent items from different lots sharing a pick zone.
  • Barcode And RFID Tracking: Unique lot barcodes or RFID tags scanned at receiving, move, and ship steps to maintain lot lineage.
  • Administrative Controls: SOPs and access controls that limit who can move or release quarantined lots.


How Segregation Supports Recall And Compliance


When a recall happens, time is the critical constraint. Segregated lots allow you to: generate a list of affected outbound shipments, identify remaining stock by lot, and create hold-and-release workflows for inspection or destruction. Regulatory audits commonly request lot-level documentation; segregation produces the necessary audit trail that ties purchase orders, inspection certificates, and shipping records to individual lots.


Operational Tradeoffs And Costs


Segregation reduces risk but introduces complexity. Dedicated areas consume square footage, and more SKUs with lot controls can reduce storage density and increase travel distance for pickers. Software configuration and labeling add administrative costs. For low-risk, high-volume commodity SKUs the ROI may be low; for pharmaceuticals, food, cosmetics, or regulated electronics, the cost of inadequate segregation — fines, recalls, customer claims — outweighs the operational overhead.


Who Needs Lot Segregation


Facilities handling any of the following should adopt lot segregation:


  • Perishables: Food, pharmaceuticals, chemicals with expiration or stability concerns.
  • Regulated Goods: Items subject to FDA, EPA, or other regulatory control requiring batch traceability.
  • High-Risk SKUs: Components with variable quality between lots or items under warranty risk.
  • Custom Or Batch Production: Contract manufacturers or co-packers who ship multiple batches from the same SKU.


Practical Example


A beverage co-packer receives three production runs of a seasonal SKU across two weeks. The warehouse assigns separate QC status and storage locations for each run: Run A goes to Quarantine until sensory tests pass; Run B is approved and routed to general picking; Run C is flagged for expedited shipping. Barcode scans capture lot codes at receiving and again at picking, so if a lab later flags Run A, the team can place only Run A on hold without interrupting Run B shipments.


Tips For Effective Lot Segregation


  • Start With Risk Assessment: Map SKUs by risk (shelf-life, regulatory exposure, cost) and prioritize segregation where the consequence of an error is highest.
  • Enforce At The System Level: Configure WMS rules to prevent mixed-lot picking and to force scans on moves and shipments.
  • Design For Visibility: Use shelf cards, colored floor markings, and clear labeling so operators can visually confirm lot boundaries.
  • Document SOPs: Create clear quarantine, inspection, and release procedures and ensure supervisors approve lot moves.
  • Audit Regularly: Run periodic spot checks, cycle counts by lot, and reconciliation of lot movement logs to detect process drift.
