Reorder Point The inventory level at which a new purchase order or replenishment order should be placed. That single action point depends on both expected demand during lead time and a buffer commonly called safety stock.
People sometimes confuse the reorder point and safety stock because they are numerically related and both influence replenishment timing. The key difference: reorder point is the operational trigger; safety stock is the intentional buffer embedded in that trigger to cover variability. Understanding how they relate helps operations set the right balance between availability and holding cost.
Definitions And Roles
Reorder point is what the WMS or procurement system watches. Safety stock is what you deliberately hold above expected lead-time demand. The reorder point equals expected demand during lead time plus safety stock. The safety stock portion is what prevents stockouts when demand spikes or suppliers miss promised lead times.
When Safety Stock Is Zero
Some high-turn operations with perfect supplier agreements and continuous replenishment run reorder points without safety stock—ROP equals lead-time demand. This minimizes holding costs but requires extremely reliable suppliers and rapid replenishment (e.g., vendor-managed inventory or near-zero lead times). Most businesses keep safety stock because perfect reliability is rare.
How To Size Safety Stock For A Target Service Level
For statistical sizing, many operations use this approach:
- Step 1: Calculate standard deviation of demand (or demand during lead time).
- Step 2: Choose service level (probability of not stocking out during lead time) and find corresponding z-score.
- Step 3: Safety stock = z-score × standard deviation of demand during lead time.
For example, a SKU with demand SD during lead time of 30 units and a 95% service level (z≈1.65) would carry safety stock ≈ 50 units. That 50 units is part of the reorder point calculation, not a separate reorder trigger.
Operational Considerations
Safety stock policies differ by SKU criticality. Fast-moving, high-margin SKUs often justify higher service levels and therefore higher safety stock. Low-value or obsolete-prone SKUs may run minimal or zero safety stock to avoid carrying costs. Use ABC/XYZ segmentation to combine movement (ABC) and variability (XYZ) into differentiated policies.
Common Mistakes
- Confusing The Two Concepts: Treating safety stock as a separate reorder trigger creates duplicative controls that can either delay replenishment or duplicate orders.
- Static Safety Stock: Failing to adjust safety stock when lead time or demand variability changes leads to frequent stockouts or excessive inventory.
- Ignoring Lead Time Variance: Safety stock must reflect both demand and lead time variability; ignoring one understates the true risk.
Practical Example
A distributor averages 100 units/day with a standard deviation of 15 units/day. Lead time is 7 days. Expected lead-time demand is 700 units. If they choose a 98% service level (z≈2.05), safety stock = 2.05 × 15 × sqrt(7) ≈ 81 units. Reorder Point = 700 + 81 = 781 units. The WMS triggers replenishment when on-hand drops to 781.
In short, the Reorder Point is the trigger that tells buying or replenishment systems to order; safety stock is the buffer inside that trigger that protects service levels. Correctly sizing safety stock and embedding it into your reorder point prevents stockouts while controlling carrying costs.
