Understanding when to use each—and how to balance them—helps warehouses minimize travel, reduce picking errors, and control carrying costs.


Core Differences That Drive Decision-Making


Forward pick is optimized for speed: shallow depth, clearly labeled, and placed in high-velocity zones near packing stations. Reserve storage is optimized for density: deeper racks, pallet positions, or bulk shelves that maximize cubic utilization. Forward pick faces prioritize picker ergonomics and one-touch picks; reserve storage prioritizes efficient bulk putaway and fewer storage locations per SKU.


When To Favor Forward Pick


  • High-Velocity SKUs: Items with high pick frequency should be in forward pick to lower travel time and increase throughput.
  • High-Error Sensitivity: Fragile or kitted items that require careful handling benefit from forward pick visibility.
  • Short Lead Time Orders: Same-day or time-sensitive orders perform better with items staged in forward pick faces.

  • Bulk Receipts: Large, pallet-sized incoming quantities are more efficiently stored in reserve bays.
  • Low-Turn SKUs: Slow-moving items consume valuable forward pick real estate; reserve storage keeps them accessible without crowding pick faces.
  • Space Optimization: When cubic utilization and cost-per-cubic-foot are priorities, reserve racks maximize density.


Hybrid Strategies And When To Use Them


Most warehouses adopt a hybrid layout: a limited forward pick footprint that holds a defined pick quantity, plus a larger reserve area. The decision variables are SKU velocity, order profile (lines per order, units per line), and replenishment frequency. For example, fast-moving SKUs may be kept in multiple forward pick slots across zones to minimize cross-aisle travel, while slower SKUs stay consolidated in reserve.


How Replenishment Policies Affect Choice


Replenishment logic—trigger levels, replenishment batch sizes, and timing—determines the practical split between forward pick and reserve. If replenishment can be run frequently (hourly or intra-shift), forward pick size can shrink and reserve can be deeper. If replenishments are infrequent, forward pick needs larger quantities to cover demand between runs, increasing forward pick footprint.


Operational Trade-Offs


Using larger forward pick quantities reduces the number of replenishment moves but increases pick-face occupied volume and potentially the time to cycle count. Larger reserve holdings improve density but can increase labor when retrieving for replenishment. The optimal balance minimizes total labor minutes (picking + replenishment + putaway) while meeting service-level targets such as same-day fulfillment or order accuracy.


Practical Example


A consumer electronics DC operates with a 100-carton forward pick face for popular phone cases and a reserve pallet lane storing 2,000 cartons. During promotions, the forward pick is increased to 300 cartons to reduce the number of replenishments triggered during peak periods. Once demand normalizes, the WMS returns the forward pick face to its standard size and relies on frequent replenishment runs from reserve storage to keep the pick face stocked.


Tips For Choosing The Right Mix


  • Model Labor Costs: Compare the labor minutes for more frequent replenishments versus larger forward picks and choose the configuration with lower total labor per order.
  • Segment By SKU: Use ABC or XYZ analysis to set different forward-to-reserve ratios for different product groups.
  • Use Dynamic Slotting: Adjust forward pick quantities seasonally or during promotions to keep replenishment frequency optimal without manual re-slotting.
  • Leverage WMS Rules: Automate replenishment thresholds and create exception alerts for sustained stockouts at pick faces.


In short, the Reserve Storage Location is not an alternative to forward pick but a complementary tier that, when configured properly, reduces stockouts at pick faces and lowers total fulfillment cost while keeping the operation responsive to demand.
