Source of Truth vs Master Data: When To Use Each
Source of Truth
Definition
The trusted source that connected systems and teams rely on for a particular set of data.
Overview
Source of Truth is the trusted source that connected systems and teams rely on for a particular set of data. In enterprise settings that also use Master Data Management (MDM) or designate systems of record, it helps to understand how these concepts relate and when to favor one approach over another.
At a glance, an SoT is a functional designation — the authoritative location for a dataset — while MDM is an organizational and technical discipline aimed at creating, maintaining, and distributing consistent master data across systems. A Source of Truth can be an MDM hub, an ERP, an event log, or another system that the organization treats as authoritative for a domain.
What Each Term Emphasizes
- Source Of Truth: Emphasizes authority: who or what is the final arbiter of a particular piece of data.
- Master Data Management: Emphasizes governance: processes, tooling, and workflows to reconcile, cleanse, and distribute master records.
- System Of Record: Emphasizes the concrete application or database that stores authoritative data.
These concepts overlap but answer different questions. The SoT answers "where should other systems look?" MDM answers "how do we keep that data consistent and trusted?" System of record answers "which application persists the authoritative copy?"
How They Fit In Enterprise Architecture
Large organizations often combine the approaches: they implement an MDM program that designates an SoT for each master domain and integrates systems of record into a central hub. For example, product master data might be maintained in an MDM platform that consolidates attributes from PLM, ERP, and vendor catalogs. The MDM hub becomes the SoT for product attributes that downstream systems consume.
When To Use A Dedicated MDM As Your Source Of Truth
- Complex Domains: When master data is assembled from many sources (multiple ERPs, supplier portals, external catalogs).
- Data Quality Challenges: When deduplication, standardization, and enrichment are required before broadcasting authoritative records.
- Cross-Functional Ownership: When multiple business units must coordinate changes and adhere to common validation rules.
MDM suits enterprises with significant integration needs or inconsistent source systems. A dedicated MDM hub can provide a canonical schema, stewardship workflows, and APIs for distribution.
When A System Of Record Or Service Is Enough
Small-to-midsize deployments, or domains with a single clear owner, may not need MDM. For instance, if a WMS is the only system that records physical inventory movements, the WMS can be the SoT for stock levels and the warehouse team owns data governance. Similarly, a single ERP might serve as the SoT for pricing and financial attributes if it is the only authoritative source used by the business.
Integration And Consistency Strategies
Choice of SoT affects integration architecture:
- Push Model: The SoT (MDM or system of record) pushes changes via events or API callbacks to downstream systems.
- Pull Model: Consumers request data from the SoT when needed (useful when reads are infrequent or immediate consistency is required).
- Hybrid: Use the SoT for authoritative writes and publish change streams for eventual-consistent reads to improve performance.
Event-driven distribution with change data capture (CDC) is common for scaling authoritative updates without high coupling. For audit-sensitive domains, retain the SoT's change history and provide immutable logs for compliance.
Ownership, Governance, And Organizational Impact
Choosing an SoT implies assigning ownership. Effective governance includes documented data contracts, stewards responsible for quality, and a change approval process. Where MDM exists, it typically formalizes those roles; where it does not, teams must create lightweight stewardship practices to prevent divergence.
In short, the Source of Truth is the authoritative data location; use a dedicated MDM platform when you need consolidation, cleansing, and cross-system publication at scale, and rely on a system of record when ownership is clear and integrations are straightforward.
