Three-Way Match

Definition

The comparison of a purchase order, receiving record, and invoice to identify discrepancies before payment.

Overview

Three-Way Match The reconciliation of purchase order, receiving record, and invoice before payment. This article provides a practical, step-by-step checklist retail accounts payable teams can use to perform the match consistently and to reduce payment errors, duplicate payments, and inventory discrepancies.

Start the checklist by confirming the purchase order (PO) exists and is valid. In retail this often means verifying the PO number, vendor, SKU or UPC, unit of measure, currency, payment terms, and any approval references. A valid PO anchors the match and offers the contractual terms that invoice pricing must follow.

Receiving Record Verification

Confirm the receiving document (goods receipt note, ASN, or warehouse receiving log) exists and corresponds to the PO. Match the recipient location (store, DC, cross-dock), the receipt date, and the quantities received at SKU/U.P.C. level. Note partial receipts and backorders; those require special handling on the invoice side.

Invoice Validation

Verify the invoice is correctly addressed, contains the PO number, itemized quantities and prices, and reflects agreed payment and freight terms. Check tax treatment, discounts, vendor remittance details, and any reference numbers for returns or chargebacks. Flag invoices without a PO as PO-missing exceptions.

Three-Way Matching Steps

  • Step 1 — PO Match: Ensure invoice references a valid PO number and that PO line items match invoice line items by SKU and unit of measure.
  • Step 2 — Quantity Match: Compare invoice quantities to the receiving record quantities; identify shortages, overages, and partial shipments.
  • Step 3 — Price Match: Confirm unit prices on the invoice match the PO or agreed contract prices, including applied discounts.
  • Step 4 — Freight and Misc Charges: Verify freight, duties, and other charges align with PO terms or prior agreements.
  • Step 5 — Tax and Totals: Check tax calculations and arithmetic totals for accuracy before approving for payment.

Common Tolerances And Exceptions

Retail operations typically allow tolerances to prevent constant manual intervention for trivial differences. For example, small quantity variances due to picking tolerance, price rounding differences, or freight rounding may be permitted automatically up to a configurable threshold. Define tolerances per vendor or product family to balance control and throughput.

  • Tolerance Example: Allow automatic approval for price variances under 1% or $5 per line unless the PO requires stricter controls.
  • Quantity Exception: Require an exception workflow when received quantity differs from invoiced quantity by more than X% or Y units.

Roles And Authorizations

Assign clear roles for each step of the checklist. Receiving teams record receipts; buyers or category managers approve price variances and returns; accounts payable owns invoice validation and payment. Maintain segregation of duties so the same person does not both receive goods and approve payment for the same PO.

Automation And System Controls

Use your WMS, ERP, or AP automation tools to enforce the checklist where possible. Configure three-way match rules, tolerances, automatic invoice routing for exceptions, and audit trails. Integrate the receiving system with the ERP to capture serials, lot numbers, and batch receipts when applicable to improve traceability.

Practical Example

A regional retailer receives a delivery for PO 12345 with SKUs A100 and A101. The receiving record shows 50 units of A100 and 30 units of A101. The invoice lists 50 units of A100 and 32 units of A101 at the PO unit price. The AP three-way match flags the two-unit overage on A101. The receiving team confirms a counting error; AP places the invoice on hold, coordinates with receiving for correction, and releases payment after adjustment. This prevents overpayment and an inventory mismatch at the store.

Tips For Retail AP Teams

  • Tip 1: Capture receipts at SKU and UOM level in the WMS to avoid ambiguous receiving records.
  • Tip 2: Configure vendor-specific tolerances for high-volume suppliers to reduce exceptions.
  • Tip 3: Use document imaging or e-invoicing to reduce lookup time during matching.
  • Tip 4: Train receiving staff on how to record partial shipments and damages clearly.

In short, the Three-Way Match checklist gives retail accounts payable teams a repeatable sequence to reconcile PO, receiving, and invoice records, minimizing payment risk and supporting accurate inventory and vendor relationships.
