For high-volume retailers, a consistent one-variant-to-one-SKU model simplifies picking and reduces cross-talk between sales channels and the WMS. For businesses with frequent packaging changes, decoupling SKU from variant might be necessary.

Practical examples: a shirt in five colors and four sizes often becomes 20 distinct SKUs (one per size-color combination) because each combination is tracked separately in inventory. Conversely, if color is cosmetic and customers accept substitution, you might keep a single SKU and display color choices at checkout but fulfill from a pooled inventory location.
