Instead of 100% checks, quality managers select an AQL level (for example 1.5% for major defects) and a sampling plan (derived from standards such as ANSI/ASQ Z1.4 or ISO 2859). Inspectors measure a sample from the lot and compare defect counts to acceptance and rejection numbers on the plan to make a pass/fail decision.
How AQL Works
At its core, AQL combines three elements: the lot size, the AQL level, and the inspection level. Lot size sets sample size code letters in standard tables. Consumer goods and packaging tend to accept higher AQLs. Product complexity, assembly difficulty, and downstream cost of failure all influence chosen AQLs and inspection levels.
Who Decides And Who Pays
Buyers usually specify AQL and inspection level in purchase orders and quality agreements. When pre-shipment inspections are third-party, the buyer commonly pays, though commercial terms can place inspection costs on suppliers. If a lot fails, responsibility for rework, replacement, or costs often follows contractual terms and nonconformance clauses.
Practical Example
A U.S. distributor orders 5,000 printed water bottles. The PO states: AQL inspection, AQL 2.5 (major), inspection level II. The inspector uses ANSI/ASQ Z1.4, finds sample size of 200, accepts up to 10 majors. During inspection, 12 major defects are found; the lot fails. The buyer and supplier then negotiate corrective actions—rework the lot, issue a price reduction, or reject the shipment—according to their contract.
