Overview

Case Count The number of cases in a shipment or order. In warehouse and retail operations, the case count is the basic quantity measure used to plan receiving, putaway, storage, and shipping capacity; it also drives billing, inventory reconciliation, and visibility for carriers and customers.


The simplest form of case count is a single integer on a purchase order, ASN, or bill of lading that tells receiving how many closed cases to expect. Behind that simple number are operational decisions: whether to stage by case or pallet, how many pick faces to create, how much storage space is required, and whether the shipment meets minimum billing increments for a carrier. Warehouse Management Systems (WMS) and Transportation Management Systems (TMS) record case counts as a primary attribute tied to SKU, carton dimensions, and weight.


Why Case Count Matters


Case count affects labor, equipment, and cost. Accurate case counts reduce unloading time because staff know how many discrete cartons to locate. They inform pallet build patterns and space planning: a 48-case pallet load occupies a different footprint than a 36-case load even when SKU is identical. Carriers quote rates and minimums based on case counts in combination with weight and pallet count; billing disputes often revolve around case count mismatches between shipper and receiver.


How Case Count Is Recorded And Communicated


  • ASN/PO Itemization: Case count is listed on advanced ship notices and purchase orders so receiving can pre-plan labor and staging areas.
  • Bill Of Lading: The BOL typically shows total cases per shipment; carriers use this for routing and proof of quantity.
  • WMS Scan Events: Receiving scans each case or pallet to confirm the case count electronically; exceptions generate variance reports.


Common Variations And Edge Cases


Not every operation treats a case as a uniform object. Mixed-case pallets, partial cases, and nested packaging change how counts are interpreted. Some shippers use "case" to mean a master carton with inner packs; others count nested inner packs separately in unit counts rather than case counts. Palletized shipments may list both pallet and case counts—e.g., 10 pallets, 40 cases—so receiving must map both numbers to the physical load.


Typical Sources Of Case Count Discrepancies


  • Packing Errors: Supplier packs the wrong number of cases or mislabels cartons, creating mismatches between ASN and actual shipment.
  • Damage During Transit: Lost or damaged cases reduce the delivered case count and trigger claims.
  • Counting Methods: Manual counts vs barcode scans produce different accuracy levels; human counts are prone to miscounts under time pressure.


Operational Example


A retail DC expects an inbound truck with 1,200 cases of a single SKU broken down into 30 pallets. The ASN lists 1,200 cases. Receiving plans two dock doors, assigns a 4-person crew, and stages pallets by store destination. When the trailer is unloaded, barcode scans show 1,195 cases; five cases were damaged. The WMS creates a discrepancy record, notifies inventory control, and a carrier claim is initiated for the five damaged cases. Without the ASN case count, detecting and documenting the shortage would have been slower and less accurate.


Tips To Improve Case Count Accuracy


  • Standardize Definitions: Document whether "case" means master carton, inner pack, or another unit; share this across suppliers and carriers.
  • Require Barcoded Cases: Mandate GS1 or supplier barcodes at case level to enable scan-based verification on arrival.
  • Use ASNs: Encourage electronic advanced ship notices with case-level detail to reduce manual counting time.
  • Record Exceptions Immediately: Capture shortages, overages, and damages during receiving with photos and line-item notes for quick claims processing.


In short, the Case Count is a compact but powerful piece of information: the number of cases in a shipment or order. It underpins receiving, storage, picking, and billing decisions; keeping its definition consistent and its capture automated pays tangible operational dividends.
