Fully Loaded Cost A product or order cost that includes all relevant costs such as product, freight, fulfillment, packaging, fees, and overhead allocation. This figure aggregates direct and indirect expenses for a single SKU, shipment, or order so retailers can set prices, measure margin, and forecast profitability.


Retail operations need a single, repeatable number that reflects the real cost of moving goods from supplier to customer. The Fully Loaded Cost does that by combining purchase price and the operational expenses that follow: inbound freight and duties, receiving and putaway labor, storage, packaging and kitting, pick-and-pack and outbound shipping, payment and marketplace fees, and an allocated share of rent, utilities, and systems. Without it, margin calculations and pricing decisions miss recurring burdens hidden in day-to-day operations.


What The Calculation Usually Includes


Different teams use slightly different line items, but a practical calculation includes both transactional costs and an allocation of overhead. Common components are:

  • Purchase Price: Cost paid to the supplier, including purchase order discounts.
  • Inbound Freight & Duties: International freight, customs duties, brokerage fees, and insurance to get goods into the country.
  • Receiving And Putaway: Labor and equipment costs to unload and store goods in the warehouse.
  • Storage: Slotting, racking depreciation, and per-SKU share of monthly facility costs.
  • Fulfillment: Picking, packing materials, labeling, and outbound shipping costs.
  • Fees: Marketplace commissions, payment processing, chargebacks, and shipping surcharges.
  • Overhead Allocation: Pro-rated share of rent, utilities, WMS/TMS subscriptions, and management salaries assigned to the SKU or order.


How To Structure The Calculation


A clear calculation separates variable costs that scale with units or orders from fixed overhead. Typical steps:

  • Step 1 - Tally Direct Unit Costs: Supplier unit cost, inbound freight per unit, duties per unit, and any packaging that accompanies the product.
  • Step 2 - Attribute Operational Costs: Divide monthly or weekly warehouse, labor, and fulfillment expenses by throughput (units or orders) to get per-unit or per-order costs.
  • Step 3 - Add Transactional Fees: Marketplace commissions, payment processing, returns handling, and any per-order fixed fees.
  • Step 4 - Apply Overhead Allocation: Use a consistent driver (units, weight, volume, or revenue) to allocate rent, software, and administrative salaries to the SKU or order.


Why It Matters For Retailers


Using a Fully Loaded Cost keeps pricing and inventory decisions grounded in reality. Retailers rely on the metric for:

  • Pricing: Ensures margins cover both direct and indirect spend.
  • Channel Profitability: Shows whether a product is profitable on marketplaces once commissions and fulfillment are applied.
  • Inventory Planning: Reveals carrying cost sensitivity to slow-moving SKUs.
  • Negotiations: Gives procurement leverage when you can quantify freight or handling as a significant cost driver.


Common Allocation Methods And Their Trade-Offs


Choosing allocation drivers affects accuracy. Popular methods include:

  • Per-Unit Allocation: Simple and intuitive; works best when SKUs are similar size and handling.
  • Volume Or Cubic Feet: Better when space consumption drives storage costs (bulky items).
  • Weight: Useful for freight-dominated inbound costs.
  • Revenue-Based: Allocates overhead by sales value; helps align costs with profit but can distort handling-intensive SKUs.


Practical Example


Imagine a retailer importing a small electronics SKU. Unit cost $10, inbound freight/duties $2 per unit, receiving and putaway $0.50, storage allocation $0.30/month per unit, pick-pack and packaging $1.50, marketplace fee 8% on a $25 selling price ($2.00), payment processing $0.75, and overhead allocation $0.45. The Fully Loaded Cost per unit is $10 + $2 + $0.50 + $0.30 + $1.50 + $2.00 + $0.75 + $0.45 = $17.50. If the product sells for $25, gross margin becomes $7.50 before tax and promotional spend.


Tips For Accurate, Repeatable Numbers


  • Automate Where Possible: Use WMS/TMS and accounting integrations to pull actual freight, receiving, and labor costs into per-SKU calculations.
  • Review Regularly: Recalculate when freight lanes, labor rates, or fees change—monthly for volatile items, quarterly for stable lines.
  • Use Sensitivity Analysis: Model high/low scenarios for freight and returns to understand margin risk.
  • Keep Units Consistent: Choose and document allocation drivers (weight, units, cubage) so teams use the same assumptions.


In short, the Fully Loaded Cost is the operational truth behind your SKU economics: a repeatable aggregation of product, freight, fulfillment, packaging, fees, and overhead allocation that retailers use to price, plan, and measure profitability.
