What Is Pick Unit of Measure? Definition and Warehouse Examples
Pick Unit of Measure
Definition
The packaging level used by a warehouse to select inventory for an order line.
Overview
Pick Unit of Measure is the packaging level used by a warehouse to select inventory for an order line.
In practice the pick unit of measure (pick UoM) defines what a picker physically removes from storage to satisfy one order line. That could be a single piece (each), a pack, a carton, a case, a pallet, or another standardized container. Many warehouses track stock in several UoM layers — for example, each, inner pack, case, and pallet — but the pick UoM determines how inventory is decremented during picking and how labor, space, and packing downstream are planned.
How Pick UoM Works in a Warehouse
WMS rules map inventory units and conversion factors so the system can translate a sales order quantity into the appropriate physical action. For example, if a SKU’s stock is stored as cases of 24 units and the pick UoM is the case, an order for 48 units will be fulfilled by picking two cases. If the pick UoM is each, the same order requires 48 single picks. That mapping affects slotting, pick-path optimization, replenishment triggers, and cartonization.
When Warehouses Use Different Pick UoMs
Choice of pick UoM is operational and driven by customer requirements, product characteristics, and cost trade-offs. Common scenarios:
- Direct-to-consumer fulfillment: Pick UoM is usually each — individual items shipped to consumers.
- B2B full-case distribution: Pick UoM is often case or pallet, because buyers order in larger multiples.
- Mixed model fulfillment: A single SKU may be picked as each for e‑commerce and as case for wholesale — the WMS must support multiple pick profiles.
Why Pick UoM Matters For Cost And Efficiency
Pick UoM directly influences labor, equipment choice, and packaging consumption. Picking cases or pallets reduces the number of pick actions per unit shipped and reduces order handling time, but increases handling difficulty and may require forklifts or automated lift equipment. Picking eaches improves packing accuracy for multi-SKU consumer orders but increases travel time and repetitiveness, which raises labor cost per unit.
How Pick UoM Affects Inventory Accuracy And Reporting
Accurate conversion factors between UoM layers are essential. A mismatch between recorded case contents and actual inner counts will create inventory discrepancies when the WMS converts picks to base units. Reporting and KPIs must reflect the pick layer: pick rate (lines per hour) looks different when measured in cases versus eaches. Reconcile counts at the same UoM level used for physical counts to avoid reconciliation errors.
Practical Examples
Example 1: A beverage distributor stores cola in trays of 6 (pack), cases of 24, and pallets of 120. For retail orders of 24 bottles, set pick UoM to case; for convenience store single-item online orders, pick UoM is each. Example 2: A component used on assembly lines is issued in reels of 1,000, but production consumes it by the reel — setting pick UoM to reel reduces breakdown time and contamination risks.
Implementation Tips And Common Pitfalls
- Define Base Unit Clearly: Determine a consistent base unit (for example, each) in your item master and store conversion ratios to every pick UoM you support.
- Use WMS Profiles: Configure item-level pick profiles so the system knows whether to force case-only, allow each, or suggest split picks for mixed orders.
- Validate Conversion Factors: Periodically verify case counts and pack quantities during cycle counts to prevent invisible shrinkage from incorrect UoM conversions.
- Consider Ergonomics: Picking heavy cases or pallet loads as the pick UoM requires different labor and equipment planning than each-picking; include ergonomics in slotting decisions.
How Pick UoM Interacts With Packaging And Shipping
Pick UoM needs to be coordinated with packing standards. If the warehouse picks eaches but shipments require specific cartonization (e.g., ship in inner packs of 12), the pack station must assemble appropriate inner packs or the WMS must direct auto-pack logic. Similarly, shipping rates and freight classes can change when moving from case to pallet picks, so pick UoM choice can change landed cost calculations.
Who Should Decide The Pick UoM
Decision-makers typically include operations managers, WMS administrators, customer service for order pattern knowledge, and finance for cost impacts. Use metrics — pick time per line, labor cost per unit, fill rate, and damage rates — to decide whether to change the pick UoM for a SKU or customer channel.
In short, the Pick Unit of Measure defines the physical unit a picker removes to satisfy an order line and is a small configuration with large operational consequences. Setting and maintaining accurate pick UoMs in your item master and WMS improves labor productivity, inventory accuracy, and packing efficiency.
