Post-Event Analysis is a structured review that examines sales, advertising, inventory, fulfillment, profitability, and customer outcomes after a shopping event. For eCommerce teams it ties marketing performance to operational execution and financial results so stakeholders can understand what worked, what failed, and what to change for the next promotion.


Most post-event reviews follow a sequence: collect data from sales platforms and ad networks, reconcile inventory and fulfillment records, calculate true campaign profitability, and translate findings into prioritized actions. This process combines marketing analytics with warehouse and fulfillment data so that a single campaign can be traced from click to delivery to return — and to the final customer satisfaction outcome.


What The Review Typically Covers


Every post-event analysis should map back to core questions: Did we sell what we expected? Did ads drive profitable orders? Did fulfillment keep up? Typical components include the following.


  • Sales: Units sold, revenue, average order value, channel breakdown (site, marketplace, social).
  • Advertising: Spend, ROAS (return on ad spend), CPA (cost per acquisition), top-performing creatives and channels.
  • Inventory: Stock levels before/after event, stockouts, overstock, SKU-level sell-through.
  • Fulfillment: Order lead time, pick/pack accuracy, shipping exceptions, returns rate.
  • Profitability: Gross margin after discounts, true net margin after ad spend, shipping and fulfillment costs, and returns.
  • Customer Outcomes: Delivery time, customer satisfaction (NPS/reviews), repeat purchase rate, complaint volume.


Why It Matters For eCommerce Operations


Post-event analysis converts operational noise into decisions. It helps merchandising decide which SKUs to restock, helps marketing optimize channels and creatives, and helps operations plan staffing and carrier bookings. Without it, teams repeat the same mistakes — like overspending on an unprofitable ad channel while depleting fast-moving SKUs and triggering costly expedited shipments.


How To Run A Useful Post-Event Analysis


Run the analysis within a fixed cadence (48–72 hours for initial insights, 2–4 weeks for reconciled P&L). Follow these steps.


  • Collect Data: Export order-level data from your eCommerce platform, ad network reports, WMS pick/pack logs, carrier tracking, and returns reports.
  • Reconcile Orders To Fulfillment: Match orders to shipments and exceptions to find fulfillment gaps and hidden costs (e.g., re-shipments, split shipments).
  • Calculate True Profitability: Start with gross sales, subtract discounts and returns, then subtract ad spend, shipping, fulfillment labor, and any marketplace fees to get net profit per channel.
  • Identify Operational Bottlenecks: Look for SKU-level stockouts, pick/pack error clusters, or carriers with high late-delivery rates.
  • Translate To Actions: Create a prioritized list: immediate fixes (inventory transfers, carrier changes), tactical improvements (ad audience adjustments), strategic decisions (pricing or assortment changes).


Who Should Be Involved


Post-event analysis is cross-functional. Invite representatives from:


  • Merchandising: SKU performance and replenishment decisions.
  • Marketing: Campaign performance and creative insights.
  • Operations/Warehouse: Fulfillment metrics, labor, and inventory reconciliation.
  • Finance: Profitability and P&L reconciliation.
  • Customer Service: Returns and customer feedback themes.


Practical Example


After a weekend flash sale a mid-size merchant found strong top-line revenue but high return rates and late deliveries on 30% of orders. The post-event analysis matched customer complaints to two SKUs that were oversold due to delayed inventory sync, discovered a misconfigured ad funnel that drove unqualified traffic with poor conversion, and identified a carrier contract that had a surge pricing clause. Recommendations: temporarily pause the underperforming ad audience, reroute remaining inventory from another DC, and negotiate a short-term carrier supplement to avoid surcharges. The changes recovered margin and reduced re-shipments the following week.

  • Automate Data Flows: Connect your eCommerce, advertising, and WMS systems to avoid manual exports and mismatches.
  • Use Order-Level Matching: Analyze at the order line item level rather than summary metrics to catch split shipments and partial returns.
  • Standardize KPIs: Agree on definitions (e.g., ROAS vs. CAC) before the event so teams interpret results the same way.
  • Document Decisions: Record actions and owners so lessons translate into playbook updates.
