Unit Economics is the revenue, cost, and profit profile of selling one unit, order, subscription, or customer relationship. This article defines the concept for eCommerce and operations teams, shows the basic calculations, and explains why measuring unit economics matters for pricing, fulfillment, and scaling.


At its simplest, unit economics answers: for one discrete unit of sale — a single SKU, order, subscription, or first-year customer — how much money do you bring in, what do you spend directly to acquire and deliver that unit, and what margin remains after those costs? In eCommerce the “unit” can change depending on the question: a merchant may evaluate per-order profitability, while a subscription business assesses profit per subscriber over a time horizon.


Core Components


Every unit-economics analysis includes three core components. The exact items inside each component will vary by business model and fulfillment approach, but the categories are consistent.


  • Revenue Per Unit: The net sales price attributable to the unit — for example, average order value (AOV) for a single order, or average monthly subscription revenue per subscriber (ARPU).
  • Direct Cost Per Unit: The variable costs to source, store, pick, pack, and ship the unit. This includes product COGS, inbound freight, fulfillment labor, packaging, and variable payment fees.
  • Customer Acquisition And Overhead: Costs to acquire and service the unit that scale with volume, such as paid marketing that drives orders (CPA), sales commissions, and a prorated share of order processing systems when they vary with order count.


How To Calculate Basic Unit Economics


Start with a clear definition of the unit you’ll analyze. Use consistent timeframes (e.g., one order, one customer first-year). Basic formulas are straightforward:


  • Contribution Margin: Revenue Per Unit − Direct Cost Per Unit.
  • Unit Profit (Simple): Contribution Margin − Acquisition Cost Per Unit.
  • Payback Period (for subscriptions): CAC divided by Monthly Contribution Margin per Subscriber.


Example: an online merchant with AOV $60, product COGS $20, fulfillment & shipping $10, variable payment fees $2, and average marketing-acquisition cost per order $8. Contribution margin = $60 − ($20 + $10 + $2) = $28. Unit profit = $28 − $8 = $20.


Why Unit Economics Matters For eCommerce Operations


Good unit economics inform operational decisions at the dock, on the platform, and in procurement. They show where to focus efficiency efforts and which SKUs or channels to prioritize.


  • Pricing And Promotions: Understanding margin per unit prevents discounting that destroys profitability even if volume grows.
  • Fulfillment Strategy: If fulfillment and shipping costs push a SKU below break-even, consider alternative packaging, carrier selection, or regional fulfillment to reduce last-mile spend.
  • SKU Rationalization: Low-margin SKUs with high fulfillment costs can be de-prioritized or moved to a made-to-order model.


How Unit Economics Varies By Channel And Model


Unit economics differs across marketplaces, direct-to-consumer stores, and subscription models. Marketplaces often charge commissions that reduce net revenue; subscriptions trade higher customer lifetime value for upfront acquisition costs.


  • Marketplace Sales: Platform fees and stricter return policies reduce net revenue per order; factor these into revenue per unit.
  • Subscriptions: CAC is usually higher, but lifetime value (LTV) accrues over months or years — track payback period and churn-adjusted unit economics.
  • Wholesale/B2B: Lower unit margins but larger order sizes; account for invoicing, credit risk, and palletized freight.


Practical Examples For Warehouse Managers


Warehouse teams can use unit economics to justify investments in automation, choose storage strategies, or redesign packing processes.


  • Automation ROI: Compare labor savings per unit from a conveyor or pick-to-light system against the system’s capital and maintenance cost allocated per unit volume.
  • Slotting Decisions: Place high contribution-margin SKUs in fast-pick locations to lower pick time per profitable unit.
  • Packaging Optimization: Test package right-sizing to reduce dimensional weight charges; calculate savings per shipment and multiply by order volume to get annual dollars saved.


Common Pitfalls And How To Avoid Them


Many teams draw misleading conclusions by mixing fixed and variable costs, or by applying the wrong time horizon for subscriptions. Avoid these errors by being explicit about which costs are allocated to the unit and which are treated as fixed overhead.


  • Label:Confusing Fixed And Variable Costs: Only include costs that change with each additional unit when computing contribution margin; allocate fixed overhead separately when needed.

  • Map Costs: List direct and variable costs tied to that unit from procurement through delivery and returns.
  • Collect Data: Use your WMS, payment processor, and marketing platform to pull actual per-order and per-SKU metrics rather than estimates.
  • Segment: Analyze by channel, SKU family, geography, and customer cohort to uncover differences.
  • Monitor: Recompute unit economics monthly and tie changes to operational tests.


In short, the Unit Economics framework gives eCommerce and warehouse leaders a precise lens for profit-focused decision-making. By defining the unit, mapping costs, and tracking contribution margin, you can optimize pricing, fulfillment, and customer acquisition to scale sustainably.
