Use this checklist-style guide when you need to decide whether to outsource, migrate to a new provider, or expand your network — and how to run the comparison so stakeholders accept the result.


A structured 3PL Comparison is necessary whenever your logistics requirements change materially: entering new channels, expanding into new regions, launching seasonal peaks, or when current performance degrades. It’s also essential before signing multi-year contracts or investing in integration work.


When To Run A Formal Comparison


Run a comparison when you face one or more of these triggers: market expansion, new fulfillment model (B2B to B2C), repeated SLA misses, excessive accessorial spend, or technology gaps that block omnichannel visibility. If your current provider meets needs and has a flexible roadmap, a comparison can still validate your position and create leverage in renewal negotiations.

Cross-functional involvement ensures the comparison captures operational, technical, and commercial impacts. Typical roles: procurement leads the RFP process, operations define handling and capacity needs, IT validates integration options, finance builds the TCO model, and legal drafts terms. Include a business owner to approve tradeoffs between cost and service.

Avoid these by demanding line-item pricing, building the cost model in-house, defining measurable SLAs with credits, and requiring a phased onboarding plan with milestones.

After selection, convert RFP responses into a contract with explicit KPIs, governance cadence, dispute resolution, and escalation paths.
