Outsourcing is not automatic; it should follow a careful comparison of total landed fulfillment cost and service risks.

  • Commercial Fit: Understand fee structure: storage, receiving, pick/pack, kitting, returns and chargeback policies.


Cost Comparison: In-House Vs 3PL


Calculate total cost of ownership for in-house operations: real estate, racking, WMS, labor, benefits, insurance and equipment. Compare against 3PL pricing that includes all-in fulfillment charges plus pass-through carrier costs. Include hidden costs like integration time, change orders and projected chargebacks into the comparison.


Service-Level Considerations


Define the SLAs you require: same-day/next-day fulfillment, minimum accuracy, allowable transit times and return handling. A 3PL operations team should provide measurable guarantees and penalties that align incentives. Beware of vague promises — require service-level reporting tied to billing adjustments when targets aren’t met.


When Not To Outsource


Keep fulfillment in-house when it is a core differentiator (e.g., custom packaging, highly regulated goods, or tight IP control) or when volumes are too small to justify 3PL pricing. Some merchants opt for hybrid models: outsource most SKUs while keeping premium or fragile SKUs in-house.


Onboarding And Ramp-Up Expectations


Onboarding a 3PL requires SKU data, pack specs, labeling rules, returns policy and testing of integrations. Typical ramp timelines range from 4–12 weeks depending on complexity. During ramp the operations team will perform test orders, slot critical SKUs near pick areas and run sample cycle counts to validate pick accuracy.
