Sellable Inventory is inventory that is available to be sold because it is in good condition, correctly received, and not on hold.


Reclassifying sellable inventory to a hold or quarantine status is a control point that prevents unfit units from reaching customers. Knowing when to place stock on hold helps fulfillment centers protect customer experience, meet regulatory obligations, and reduce returns or recalls. This article lists common triggers, decision owners, and practical release workflows to guide fulfillment operations.


Common Triggers For Putting Inventory On Hold


  • Visible Damage: Cartons crushed, punctured packaging, or moisture exposure discovered at receiving or in storage.
  • Failed Documentation: Missing certificates of analysis, incomplete customs paperwork, or incorrect purchase order information.
  • Quality Test Failures: Samples that fail functional, safety, or performance testing during QC inspections.
  • Expiration And Temperature Excursions: Product approaching or past expiration date, or perishable goods exposed to temperature outside acceptable ranges.
  • Regulatory Or Recall Flags: Manufacturer recall notices, suspected counterfeit goods, or compliance alerts from authorities.
  • Returns With Unclear Condition: Customer returns without proof of original condition or with indications of tampering.


Who Should Approve A Hold And Disposition


Authority to place an item on hold is commonly granted to receiving clerks, returns processors, and quality technicians. However, disposition decisions (return to vendor, repair, refurbish, scrap, or release to sellable pool) should require escalation to a quality manager or operations manager and, when finance is affected, to accounting for asset adjustments.


What Hold Status Entails In The WMS


When inventory is placed on hold it should:

  • Move To A Quarantine Location: Physically segregated area to prevent picking errors.
  • Carry A Hold Reason Code: The WMS should record a standardized reason (e.g., 'DAMAGED', 'DOC_FAIL', 'RECALL', 'EXPIRED') and a timestamp.
  • Trigger Notifications: Alerts to quality, client accounts, and finance depending on the hold reason and customer SLA.


Decision Workflow Example


Example: A pallet is flagged by an inbound inspector for water damage. The inspector scans the lot, assigns hold status with reason 'WATER_DAMAGE', and moves the pallet to quarantine. The WMS sends an automated alert to quality and the client account manager. Within 48 hours, quality inspects individual units: 30% are repackable and pass functional tests (candidate for refurbishment), 50% are unsellable and recommended for return to vendor, and 20% are borderline and held for final review. Disposition is approved by quality and the client; the WMS updates statuses and adjusts financial records for unsellable units.


Best Practices For Release And Recordkeeping


  • Define Clear SLA Windows: Set maximum hold times (e.g., 7–14 days) after which escalation or default dispositions apply to avoid stock decay.
  • Require Evidence For Release: Attach photos, test results, or vendor confirmations to release transactions in the WMS to preserve an audit trail.
  • Automate Notifications: Use workflow automation to notify stakeholders and prevent overlooked holds from being forgotten in quarantine.
  • Integrate With Recall Procedures: Maintain quick-move procedures to locate and isolate affected lots when regulatory recalls occur.


In short, the Sellable Inventory status should be revoked and items placed on hold whenever there is doubt about product condition, compliance, or documentation. Standardized reason codes, quarantine locations, and a fast disposition workflow protect customers and minimize the cost of holding inventory while preserving auditability for operations and finance.
