Single-SKU lots are not a default for every SKU—use them strategically. They shine when the warehouse needs rapid pallet-level throughput, clear lot-level traceability, simplified FEFO handling, or when outbound orders frequently move full cases or pallets.

  • High-Velocity SKUs: When a SKU turns quickly, dedicating pallet blocks to single-SKU lots reduces replenishment time and speeds pallet picks.
  • Regulated Or Perishable Goods: Food, supplements, and pharmaceuticals benefit from single-SKU lots because lot numbers and expiry dates apply uniformly and ease recalls.
  • Pallet-Oriented Fulfillment: Retail store replenishment that ships full pallets or full cases is a natural fit for single-SKU storage.
  • Promotional Drops: Seasonal promotions or product launches with concentrated volume are easier to manage as single-SKU lots.


How To Implement Single-SKU Lots Without Wasting Space


Successful implementation balances the need for dedicated space with utilization. Use these practical steps to deploy single-SKU lots selectively:


  • Segment SKUs: Classify SKUs by velocity and order type (e.g., pallet-case-piece) and target single-SKU lots to the high-value segments.
  • Temporary Reservation: Configure the WMS to reserve locations for single-SKU lots only while inventory levels justify the space; release locations when levels fall.
  • Hybrid Slotting: Combine long-term single-SKU blocks for top movers with flexible mixed-SKU slots for slow movers.


Operational Controls And KPIs


Monitor KPIs to ensure the single-SKU lot policy delivers expected benefits:


  • Pick Rate: Units picked per hour—should increase for SKUs in single-SKU blocks.
  • Order Accuracy: Misses and mispicks—expected to drop with uniform lots.
  • Space Utilization: Percentage of slot cubic usage—watch for declines that signal inefficient dedication.
  • Trace Time: Time to trace a lot during an investigation or recall—should decrease.


Common Pitfalls And How To Avoid Them


Errors occur when managers apply single-SKU lots too broadly or without system support. Common issues include wasted space for low-turn SKUs, manual work to reassign locations, and confusion when mixed-case orders require breaking up lots. Avoid them by tying single-SKU rules to WMS logic and inventory thresholds.


Practical Example


A regional retailer runs weekly promotions for a single beverage SKU that ships to supermarkets in full-case pallets. The DC receives promotional pallets with a single lot code and stores them in dedicated pallet bays labeled and tracked in the WMS. During the promotion, store replenishment teams pull full pallets directly, reducing dock handling and minimizing order pick errors. After the promotion completes, the WMS releases any remaining capacity for flexible slotting.
