Map total cost-to-serve per SKU including per-pallet storage, pick-and-pack fees, inbound handling, duties, and last-mile freight. Compare consolidated inbound routing via local ports against longer-haul distribution centers, and include variability for seasonal peaks to understand true landed cost.

Require a WMS with API/EDI connectivity, real-time inventory feeds, automated ASN and order confirmations, barcode-directed picking, returns management, and reporting dashboards. Confirm SLAs for system uptime, data latency, and test integrations before go-live.

Negotiate measurable KPIs: order accuracy, OTIF, inventory accuracy, average order cycle time, and claims rate. Include service credits/penalties, quarterly performance reviews, capacity flex clauses, transparent pricing change formulas, and defined onboarding and exit processes.
