Definition

Fulfillment of direct-to-consumer orders shipped to individual customers.

Overview

B2C Fulfillment

Common B2C Service Levels And What They Mean

Service-level definitions vary by merchant, but typical promises are:

  • Same-Day: Orders placed before a cut-off time are processed and out for delivery the same calendar day; requires local inventory and fast carrier pickups.
  • Next-Day: Orders ship same day for next-business-day delivery; needs regional fulfillment nodes or premium carrier products.
  • Two-Day: A balance of speed and cost—many merchants meet this using national distribution plus carrier expedited services.
  • Standard: Economy shipping, typically 3–7 business days, using lowest-cost parcel services.

Operational Impacts Of Faster SLAs

Faster promises increase operational requirements and cost-to-serve:

  • Inventory Proximity: Faster SLAs require inventory closer to customer demand centers or distributed across multiple nodes.
  • Smaller Cut-Offs: Shorter windows force compressed pick/pack cycles and more frequent carrier pickups.
  • Premium Shipping: Carriers charge higher rates for expedited transit and residential delivery.
  • Higher Labor Intensity: More frequent pick waves and urgent processing increase hourly throughput requirements and may require dedicated staff.

How To Deliver Fast Service Without Losing Money

Strategies to offer faster options while keeping costs manageable:

  • Selective SLAs: Offer premium SLAs only for specific SKUs, price tiers, or geographies where margin supports it.
  • Split Inventory: Place top-selling SKUs in regional nodes and long-tail SKUs centrally.
  • Promotions For Slower Shipping: Incentivize economy shipping with discounts or loyalty points when speed isn't critical.
  • Carrier Partnerships: Negotiate zone-based discounts, sponsored pickup fees, or same-day delivery networks in urban areas.

Carrier Options For Each SLA

Choose carriers by SLA, geography, and parcel profile:

  • Same-Day: Local courier networks, white-glove delivery partners, or same-day courier services in metro areas.
  • Next-Day/Two-Day: National carriers (FedEx, UPS, USPS Priority Mail) with guaranteed transit windows; use regional parcel carriers for cost optimization in certain corridors.
  • Standard: USPS First-Class and Ground options or economy parcel services for low-weight consumer goods.

Service Level Agreement (SLA) Design And SLAs With Customers

Document SLA cutoffs, exceptions, and refund policies. Include carrier pickup times, order processing commitments, and contingency steps for carrier failures. For marketplaces, ensure SLA commitments are aligned with marketplace policies to avoid penalties.

KPIs And Monitoring

Track metrics that reflect both promise and execution:

  • Ship-On-Time Rate: Percent of orders shipped within the SLA cut-off for the chosen service level.
  • Transit-Time Compliance: Percent of orders delivered within the carrier’s promised transit window.
  • Delivery Exception Rate: Failed deliveries or carrier errors by SLA tier.
  • Cost-To-Serve By SLA: True per-order cost including premium shipping, labor, and inventory carrying.

Decision Checklist For Merchants

A short checklist to pick which SLAs to offer:

  • Customer Expectation: Do customers in your category expect two-day or faster delivery?
  • Margin Impact: Can product margins absorb expedited shipping or will you charge for premium SLAs?
  • Operational Readiness: Does your WMS, inventory, and carrier mix support the chosen SLA?
  • Geography: Are your customers concentrated near fulfillment nodes or spread nationally?

In short, the B2C Fulfillment service level you promise drives fulfillment architecture, packaging and carrier choices, and cost-to-serve. Align SLA selection with SKU economics, customer expectations, and operational capability; use selective premium offerings and distributed inventory to deliver fast service without eroding margins.
