The activity sits between pallet handling and piece-picking micro-fulfillment: case picking removes discrete cartons from bulk storage but does not break the carton for individual SKUs. That difference drives distinct workflows and productivity benchmarks.


How Case And Piece Picking Differ

Case picking removes pre-packaged cases; piece picking breaks cases and picks individual items. The two approaches require different storage densities, travel patterns, and material handling gear. Piece picking tends to be pick-rate constrained by counting and scanning each unit, while case picking benefits from larger batch sizes and fewer touches.

Retail backroom replenishment, wholesale distribution, and many B2B channels (foodservice, hardware, janitorial supplies) commonly use case picking because it reduces handling and speeds throughput.

  • SKU Mix: Low to medium SKU count with higher case quantities per SKU is ideal.

Operational Impact And Layout Considerations

Switching to or optimizing case picking influences how the floor is zoned. Expect larger pick aisles, fewer pick faces per zone, and additional cross-docking or staging space for pallet consolidation. Putaway strategies aim to place high-case-velocity SKUs near shipping or pick aisles to reduce fork travel.


  • Slotting: Slot by case velocity and cube. Keep fast-moving case SKUs at lower levels accessible by pallet truck or reach truck.

Technology And Process Differences

WMS configurations and picking technologies differ by method. Case picking workflows often benefit from bulk pick lists, wave picking, and pallet consolidation logic. Picking accuracy depends on clear labeling, case barcodes, and weight checks rather than SKU-level scanning used in piece picking.
