Review the 3PL's parcel and LTL carrier roster, transit time matrices to primary demand zones, cross-dock capabilities, and existing last-mile partnerships. Validate scheduled cutoffs, carrier contracts, and the provider's ability to support multi-carrier routing and rate shopping.

Key capabilities include a modern WMS with API connectivity, barcode-driven inventory controls, secure storage zones, cold-chain infrastructure where required, reliable power and backup systems, and capacity for racking density and seasonal throughput spikes. Also validate cybersecurity and physical access controls.

Negotiate transparent storage tariffs, pick/pack and handling fees, minimums, accessorials (demurrage, pallet handling), fuel surcharges, and index-linked adjustments. Include clear SLA credits, volume tiers, and a defined exit or transition clause to limit long-term risk.

Start with a short pilot covering key SKUs and peak scenarios, integrate systems (WMS/API) for transaction testing, define KPIs and acceptance criteria, run phased volume ramps, and review SLA performance and billing reconciliation before scaling commitments.
